Is your data literacy program struggling to gain traction?
Many companies invest heavily in data literacy programs, believing that if more people understand data, they’ll make better decisions. But here’s the counterintuitive truth: most data literacy programs fall flat because they focus too much on teaching data skills and too little on the context and application. You can train people to use tools and interpret dashboards, but if they don’t understand how it ties into their day-to-day work and the bigger business picture, those skills very rarely translate into better decisions.
The problem? Data literacy often feels like learning a foreign language - useful in theory, but hard to apply in real life.
I worked with one company that rolled out a super extensive data literacy program. They trained over 1,000 employees on everything from basic analytics to advanced data manipulation techniques. Yet, when we measured adoption and engagement six months later, the results were disheartening. Most employees felt overwhelmed, and very few were applying what they’d learned. The courses covered the how of using data but largely neglected the why.
In essence, they had created a program that was academically sound but lacked practical relevance. The result? Employees knew the data language, but they didn’t know how to speak it in the context of their work.
The counterintuitive takeaway: STOP focusing on data skills - and START focusing on data contexts and business applications.
A successful data literacy program isn’t about teaching more people to be analysts - it’s about helping people understand how to apply data in their specific roles, for specific decisions, and in ways that drive real business value. The key is to shift from a curriculum-based approach to a problem-based approach.
So, how do you create a data literacy program that actually drives business impact?
Here’s what I’ve seen work in companies that go beyond traditional data literacy programs:
1. Focus on Role-Specific Data Application, Not Generic Data Skills Generic programs teach data skills in isolation, which rarely translates into practical usage. Instead, focus on role-specific applications. One global retailer I worked with restructured their data literacy program around key decision-making moments for each role - whether it was using data to forecast demand for supply chain managers or using customer insights to personalise campaigns for marketers. This role-specific approach led to a 40% increase in data usage across the organisation.
2. Create ‘Data Labs’ to Solve Real Business Problems Instead of a traditional classroom setting, create “data labs” where teams work on real business challenges using data. One financial services company adopted this approach, setting up data labs where participants worked through actual use cases from their department. This hands-on, problem-focused format not only taught data skills but also showed how those skills could be applied immediately to solve real issues.
3. Pair Business Leaders with Data Experts Data literacy isn’t just for employees - it’s for leaders too. Pair business leaders with data experts in a mentorship-like program. This helps leaders understand how to ask the right questions, interpret data more effectively, and make better decisions. One healthcare provider I advised set up a “data partner” model, where every executive had a data expert as a go-to person. This significantly boosted leaders’ confidence in using data, leading to faster, more informed decision-making at the top.
So, what should you be asking?
Instead of asking, “How many people have gone through our data literacy program?”, start asking, “How are people using data in their specific roles to make better decisions?” It’s not about how many are trained - it’s about how many are applying what they’ve learned to drive impact.
