The Empty Coffee Pot
It was three months into my new role, tasked with turning around a struggling organization. As I walked into our weekly leadership meeting, I stopped to grab a cup of coffee. The pot was empty. No one had bothered to refill it. Frustration grew as I realized the sink was piled with dirty dishes, the garbage overflowed, and the kitchen was a mess. These weren’t just small oversights; they were symptoms of a deeper issue.
The Realization
The mess in the kitchen mirrored the dysfunction in the team—selfishness, lack of respect, and zero accountability. I realized that our problems couldn’t be fixed with rules or strategic plans alone. We needed to change the culture, starting with how we treated one another on a personal level.
Brewing Honest Conversations
I decided to address the issue head-on during the meeting, using the coffee pot as a metaphor for our broader challenges. What followed was a raw, honest discussion that exposed the underlying tensions within the team. It was uncomfortable, but it was also necessary. We needed to start listening to each other and fostering a culture of transparency and mutual respect.

The Transformation
Over the next year and a half, we embarked on a journey of radical transparency and vulnerability. We shared our strengths, blind spots, and personal challenges. We held each other accountable and put the team’s needs above individual agendas. It wasn’t easy, but the results were undeniable—morale improved, collaboration flourished, and we started hitting our business goals with consistency.

That coffee pot moment was a pivotal turning point, not just for the organization, but for my own leadership evolution. Change, at its core, is personal. It’s about more than just strategy; it’s about creating a culture of openness, empathy, and shared accountability.
