Introduction:
During a recent meeting, I spoke with a client who works as an engineering manager for a small startup. We discussed their company is challenges, including collaboration issues, resource cuts, and a potential loss of employees. The company is currently trying to cut costs while increasing sales, a common goal for many startups. However, the most pressing issue is the toxic relationships among the company's leadership. The manager, who happens to be a woman, has high emotional intelligence and is willing to step up and help the all-male leadership team with their challenges.
We began by examining the relationships between the company's leaders, focusing on the tension between the two executives (who happen to be the co-founders).
Unclear roles and responsibilities:
During my meeting with the client, they expressed their concern about the lack of collaboration among different divisions within the company. Internal competition was hindering progress instead of fostering innovation. The possibility of resource cuts was met with resistance, especially from teams that could have a potential impact. Additionally, one of the executives was highly likely to resign, adding to the already challenging situation.
One of the critical missing pieces in the company's current state was a clear understanding of the organizational structure and how it would evolve in the future. It was unclear who was responsible for what and what the long-term plans for the company were.
After discussing the company's structure, roles, and responsibilities, the manager realized that clearly understanding these aspects was essential for planning the way forward.
Here are a few tips to address those challenges:
Clarify Organizational Structure: It is essential to conduct a thorough review of the current organizational structure, roles, and responsibilities to foster transparency, accountability, and effective collaboration.
Define Long-Term Plans: Collaborate with leadership to establish and communicate long-term plans, providing employees with purpose and direction towards common goals.
Encourage Cross-Division Collaboration: Implement initiatives that encourage collaboration between different divisions. Breaking down silos and fostering collaboration sparks innovation, leading to a more dynamic and agile organization.
Unclear decision-making process
During the meeting, we discussed the decision-making process and the issue of unclear roles and responsibilities. The recent decisions highlighted a disconnect between the executives and their respective teams, which raised concerns. To address this, we discussed the importance of re-establishing relationships between the executives and defining clear roles and responsibilities, as well as decision-making processes.
During our earlier conversation about relationship challenges and the decisions made, it became apparent that some people who were not involved in those decisions had issues with them. It is important to allow open expression during discussions and consider alternative locations to mitigate potential conflicts.

No succession planning and multiple points of failure:
When my client expressed concerns about the potential departure of one of the co-founders and the possible ripple effect it could have on other employees, it became clear that the company was hanging by a thin thread. There was no succession plan in place for these key stakeholders, and they were not appreciated or valued by other executives. I advised my client to ensure that the executives clearly understood the value each of those key members provided and the implications of their departure.
Addressing the potential departure of key stakeholders and fortifying the company against the ripple effects involves strategic planning and fostering a culture that values and appreciates its key members.
Here are some suggested strategies to address it:
Develop a Succession Plan: Develop a comprehensive succession plan, outlining potential successors and required skills. This plan ensures continuity and minimizes disruptions due to key personnel departures.
Conduct Value Assessments: Regularly assess and communicate the unique value that each key member brings to the company. Understanding and appreciating individual contributions fosters a culture of recognition, boosting morale and loyalty.
Foster a culture of recognition and appreciation: Host sessions where executives express appreciation for the contributions of key team members. Public acknowledgment reinforces the value of these individuals, fostering a positive and supportive work environment.

Startups can pave a path to success by implementing the following strategies. They need to turn challenges into opportunities for growth, collaboration, and long-term sustainability.
