The UN-SHINY side of Project Management

Do you know "The "UN-SHINY" Side of Turnaround Management" ?

Maybe you are currently in this situation. Q4 is often the period, where all the projects need to finish by the end of the year. Everything seems urgent and important.

After 23 years leading global projects, turnarounds and roll-outs. Here are my thoughts and experiences:

There are 3 KEY AREAS to manage:

???????????????? :

?? ??????????: C-Levels and internal customers are angry because of missed deadlines and unmet expectations. There is a high risk of increased budget and a prolonged deadline - hence the projected ROI or Business Case may not be realised.

?? ????????: Project Sponsors may fear they made some wrong decisions that could impact their career.

?? ??????????????????????: The project team may be very frustrated and demotivated because of lacking decisions, technical issues and misunderstandings.

???????????????????????? :

1?? the different stakeholders have towards the ???????????????? project scope and deliverables.

2?? C-Level has towards me as a turn-around manager

3?? the project team and all stakeholders have towards the ?????? scope and timeline

?????????? :

what are the facts: ALL Issues, ALL risks, EVERY timeline & status of EVERY deliverable.

?????? do I manage this situation?

1?? Setting clear expectations: I don't have a magic wand. This is a team effort of everyone, else we can stop it right now.

2?? Understanding the project facts and the TOP 3 priorities of the decision makers. Moderating conflicts, communicating the next steps and managing expectations.

3?? Injecting optimism and energy into the project team. Providing calmness by crystal clear prioritisation.

This means, focusing on the top 3 priorities. This is easier said than done.

It requires constant pushing back on everything that is NOT urgent AND important.

Constant communication.

?? You cannot over-communicate in these situations. This is impossible. How do I cope with these situations personally?

??♀? I go for a run to digest, think and manage the pressure.

?? I don't take it personal. I am here to help, but I don't have a magic wand.

?? I talk to my husband to clear my thoughts and emotions.

Sometimes, these projects are really tough and I am exhausted.

This is similar to the 30k in a marathon when you hit the wall. That's when I need my support system (aka husband, friends).

One day after the other. One step after the other - and cross the ?? finish line.
