Transforming a Struggling Leader and Their Team: A Journey of Growth and Success
Introduction: Imagine leading a team headquartered in Asia, focused on international manufacturing and logistics, with managers from Eastern Europe, Mexico, the United States, and the host country. Each day brings not only the usual business stresses but also language and cultural barriers that surpass the diversity issues often faced in the U.S. On top of this, there's a seasoned manager who has all the attributes of a good leader but has somehow lost their confidence and swagger. A leadership vacuum has formed, accompanied by performance issues, blame games, communication challenges, and a senior leadership team grappling to get things back on track. The company has enjoyed steady growth, but performance has been inconsistent, and there's a looming sense that the client base could be at risk. What would you do in such a situation?
Client Background: Our client had developed a highly successful model for managing relationships, from contracting to manufacturing and logistics, mainly for U.S.-based companies operating in Asia. With operations spanning three Asian nations and occasional forays into Europe or the UK, they navigated an incredibly complex web of cultural and linguistic intricacies with both their staff and clients.
The Initial Struggle: Our challenge was to resurrect the confidence and capabilities of a senior manager whose self-destructive behaviors were negatively impacting the team and company. Long-term goals included rebuilding the manager's professional identity, repairing relationships within the peer and subordinate groups, and achieving transformative growth. What made the difference this time? It was the young, courageous, and vulnerable leader leading the charge, advocating not only for his personal growth but for that of his team.
Individual Coaching: Initially, we focused on one-on-one coaching for the senior manager. To embark on the journey of group transformation, we needed to ensure his footing was firm and his mindset aligned with becoming an outstanding listener and advocate. We delved into his core values, retooling some, challenging others, and highlighting the ones that mattered most. Every coaching journey starts with understanding the individual, their values, and their place in Maslow's hierarchy of needs. This groundwork is essential to reduce unnecessary resistance and remind the person of their true north.
Recognizing the Need for Team Intervention: The pivotal moment arrived as we observed daily interactions and recurring issues within the team. To gain insight, we interviewed the senior manager's team members, a process that demanded immense courage. With the manager's enthusiastic support, we initiated a 360-degree independent review of their interactions with their boss, peers, and subordinates. Courage, transparency, and trust paved the way for understanding who needed what and why within the team.
The Ten-Week Transformation: Once the discovery phase was complete, the manager, his team, and I collaboratively designed a 10 to 12-week training program centered around emotional intelligence. Weekly agendas included hands-on exercises, homework, and structured conversations aimed at fostering greater understanding and sharing experiences. The transformation was palpable, evolving from a group that was initially quiet as crickets to a vibrant, engaged team that openly shared stories and celebrated each other's growth. Beyond the workplace, team members reported applying their newfound skills in their personal lives, reinforcing the impact of our journey.
Lessons Learned: Through this experience, we realized that coaching is never one-size-fits-all. Each engagement brings unique challenges and insights, from the importance of timing and preparation to the adaptability of exercises across diverse industries and personalities. The power of reading the situation beyond established processes became evident. From the client's perspective, the improved team dynamics went beyond productivity, fostering greater understanding and acceptance among team members.
