How to Be Great by Choice, according to Jim Collins
To succeed in any endeavor, preparation is paramount. It means being ready at all times to harness opportunities when they arise and to withstand challenges when they occur. This relentless preparedness is a hallmark of the highly successful individuals and organizations referred to as 10Xers. They understand that while they can't predict or control every external force, they can control their response to these forces through rigorous discipline, empirical creativity, and productive paranoia.
Fanatic Discipline
10Xers are characterized by their unwavering commitment to their goals, values, and performance standards. They exhibit an extreme consistency in their actions, often referred to as fanatic discipline. This consistency is crucial for long-term success and involves adhering to a "20 Mile March" strategy. This strategy requires setting and meeting specific performance targets over long periods, regardless of external conditions. It involves a balanced approach: pushing hard during tough times and exercising restraint during favorable conditions. A successful 20 Mile March has clear markers, self-imposed constraints, and high consistency, and it is primarily within the company's control.
Empirical Creativity
When faced with uncertainty, 10Xers rely on empirical evidence rather than conventional wisdom or authority. They engage in direct observation, practical experimentation, and tangible evidence to make decisions. This approach involves testing ideas with low-cost, low-risk experiments, known as "bullets." Once an idea is validated through these experiments, they allocate significant resources to it, firing "cannonballs" to achieve substantial results. There are two types of cannonballs: calibrated, which are based on empirical validation, and uncalibrated, which lack such validation. The key is to fire bullets first, ensuring minimal risk, and then proceed with cannonballs for larger bets.
Productive Paranoia
10Xers maintain a state of hypervigilance, constantly scanning their environment for potential threats and changes, especially when things seem to be going well. They operate under the assumption that conditions could deteriorate at any moment. This mindset leads them to develop contingency plans, build buffers, and maintain large safety margins. Their approach to risk includes three dimensions: building cash reserves, avoiding death line risks, and remaining hypervigilant. They employ a strategy of zooming out to assess threats and then zooming in to focus on execution.

SMaC: Specific, Methodical, and Consistent
In uncertain and rapidly changing environments, 10Xers rely on a SMaC recipe—a set of specific, methodical, and consistent practices. This recipe guides their actions and is only amended when absolutely necessary. The development and adherence to a SMaC recipe involve empirical creativity for developing and evolving it, fanatic discipline for sticking to it, and productive paranoia for sensing when changes are needed. The SMaC recipe should be durable, reflecting practices that drive results and can withstand changing conditions over the long term.
Building Strong Relationships
Success is also about surrounding oneself with great people and building deep, enduring relationships. Trust and mutual support within a team can significantly enhance the likelihood of success. These relationships are not only professionally beneficial but also provide a robust support system in challenging times.
