Smaller Teams, Bigger Impact: How AI is Transforming Marketing in 2025

How many times have you sat in a long meeting and thought, “We could have just done this already”?

As we move toward 2025, this frustration will only grow—especially for marketing leaders trying to keep up with the speed of change. The truth is, success in the AI era isn’t about doing more. It’s about doing less but doing it better.

This week, I reflected on how AI is transforming how we approach teams, tools, and time. And here’s the bottom line: smaller, more focused teams with clear execution plans will outperform bloated, slow-moving ones.

Smaller Teams Will Drive Bigger Results

Having worked in VC-funded startups, I’ve experienced the highs of growth and the lows of budget cuts. And while the highs are great, I’ve learned something surprising during the lows: fewer resources often lead to better results.

Here’s why:

  • When headcount is reduced, unnecessary overhead disappears.
  • Teams become more focused. They know exactly what needs to be done—and they do it.
  • Agility increases because there are fewer layers of management and fewer distractions.

For marketing teams, this means fewer long meetings, less overcomplicated planning, and more time to execute. And when execution becomes the priority, performance improves—more leads, more MQLs, and more SQLs.

Ask yourself: What could your team accomplish if you removed the distractions and let them focus on what they do best?


Execution Plans Over Business Plans

The world is moving faster than ever. Long-term marketing plans can’t keep up. That’s why I’ve adopted a new approach: execution plans.

Here’s how they work:

  1. Focus on What Works: Identify 2-3 channels that are already performing well and double down on them.
  2. Experiment Smartly: Pick 2-3 new ideas to test—but only if they can be measured quickly.
  3. Commit to Execution: Skip the lengthy strategy meetings and start doing.

This doesn’t mean throwing strategy out the window. It means building it into your execution. Adjust based on results, and keep moving forward.

Marketing leader tip: Execution plans are simple, actionable, and adaptable. Start using them, and you’ll outpace competitors stuck in planning mode.


Marketing Attribution is Getting Harder

Tracking performance is a challenge. With cookieless tracking and multichannel campaigns, traditional attribution models just don’t work anymore.

Here’s my advice:

  • Keep using UTMs and tracking links where you can.
  • Focus on overall growth trends rather than trying to pinpoint the ROI of every single channel.
  • Educate leadership: Explain that not all channels are directly comparable, and some harder-to-track efforts might be your biggest drivers.

In an AI-first world, the ability to interpret and communicate data will be as important as the data itself.


No More Excuses for Mediocre Marketing

By 2025, every team should have access to world-class marketing tools. AI is leveling the playing field, making it easier than ever to create high-quality content and campaigns.

But tools alone aren’t enough. To stand out, you need to:

  • Understand marketing fundamentals. Great AI output requires great inputs.
  • Push for excellence. If your team has access to these tools, why settle for “good enough”?

Tip: Pick one area of improvement—design, copy, video—and challenge your team to take it to the next level with AI.


Agility in Action

One of the most surprising lessons I’ve learned came during a period of budget cuts in a VC-funded startup. Our marketing team, once bloated with overlapping roles and endless meetings, was suddenly leaner. It wasn’t ideal, but something incredible happened.

Without the overhead, the team became more motivated and agile. Focus replaced chaos. With fewer meetings, fewer brainstorming sessions, and fewer layers of approval, we executed faster. Ideas turned into actions. Actions turned into results—more leads, more engagement, more sales.
