Should you Bring your own AI? Understanding "Shadow AI"

The Rise of Shadow AI: A New Risk for Enterprises

AI is evolving at an unprecedented pace; from OpenAI to Anthropic, Perplexity to Amazon Nova we had lot to digest in December 2024 and every week, new tools and updates emerge, promising to revolutionize productivity and innovation. While organizations are investing heavily in AI technologies, employees are often a step ahead—bringing their own AI applications into the workplace to stay at the cutting edge. But is it secure and compliant to do so?

Whether it’s a cloud-based tool, a generative AI platform, or a retrieval-augmented generation application, these tools require data to operate, and that’s where the risk begins. When employees adopt unvetted AI tools without IT oversight, they inadvertently expose their organizations to significant security, compliance, and data privacy threats. This trend, which I call Shadow AI, demands immediate attention from leaders across IT, security, and operations.

Employees are often a step ahead—bringing their own AI applications into the workplace to stay at the cutting edge.

Back in 2010 when I was leading Windows Business at Microsoft, we were discussing Bring Your Own Device (BYOD)—employees bringing personal tablets, netbooks [yes we had netbooks :)], or smartphones to work to bypass IT restrictions. Fast forward to 2024, and we’re encountering a similar phenomenon: employees introducing their own AI tools at work, often without IT oversight.

With AI evolving at breakneck speed, employees naturally want access to the latest tools to enhance productivity. Tools like OpenAI's ChatGPT, Anthropic's Claude, or Microsoft Copilot are game-changers, but they come with risks when used outside of corporate guidelines. Here's why organizations need to address this trend head-on.

Pros & Cons of BYOA

The Pros of "Bring Your Own AI" (BYOA):

  1. Faster Innovation: Employees stay at the cutting edge by accessing the latest AI trends and tools, boosting creativity and competitiveness.
  2. Cost Efficiency: Employees bear the cost of subscriptions for AI tools they want to use, potentially saving the company money.

The Cons of BYOA:

  1. Data Security Risks: Many AI tools require data input, creating potential leaks of corporate intellectual property or customer data.
  2. Compliance Challenges: Regulations like GDPR demand strict data governance. Unvetted AI tools could result in non-compliance, fines, and reputational damage.

Key Lessons from BYOD:

When BYOD became mainstream, organizations adapted by:

  • Introducing secure policies for personal device usage.
  • Deploying tools like Microsoft Intune to manage devices while ensuring compliance.

Similarly, for BYOA, the focus should be on enabling employees safely and efficiently.

  1. Implement Generative AI Guidelines: Educate employees on what data can be shared with AI tools and how to use them responsibly.
  2. Involve IT Early: Build hybrid AI solutions that allow employees to use cutting-edge tools while protecting corporate data.   3. Deploy AI Solutions in Hybrid AI way: Make sure your IT is aware of Enterprise AI concepts including Hybrid AI so you can securely integrate your AI solutions within the enterprise. Great recommendations on time tested best-practices Nuri! It's been >2yrs since the ChatGPT moment, so organizations who don't enable AI for their staff are already behind. A wonderfully informative and thoughtful piece Nuri. I have found myself contemplating several of these issues in regard to which AI platform is safest or best suited for my work, personal life and other projects I’m involved in creatively. “Shadow AI” like BYOD introduces variables that could lead to significantly riskier scenarios. It leads myself and IT professionals I have spoken with ill at ease in some cases, specifically with Cloud based AI solutions. I often consider the importance of more personalized onboard AI and LLMs to be the best solution for organizations and everyday users. Great work, thanks for sharing.

Great article. I can’t stop questioning the delta time or the lag between achieving compliance and the most recent AI in the market. I guess it’s the biggest barrier.
