How can you determine the ROI of your employee training?

In my experience have encouraged my training team to make a mindshift change from counting training mandays to measuring and delivering ROI through increase in Sales per employee, process improvement, both internal & external customer delight score and in case of investment in leadership development - the outcome being succession to higher responsibility.

One of the way to measure training ROI is the increase in the level of motivation of the trainees. When an employee has trained on a skill that they thought could have been included in their PIP, they become naturally motivated to do their jobs better. This increase in efficiency can be calculated by using methods like customer feedbacks, increasing sales, and an evaluation of the trainee by their peers

Here are some ways on determining the ROI. 1. Know the pre-training state of the employee and the outcome expected after the training.? 2. Identify the desired quick wins and long term gains. 3. Compare productivity numbers before and after the training.? Example: Increase in number of clients serviced, closed sales 3. For soft skills that are not easily measured by productivity numbers, measure the competency level of the employee before and after the training by assigning a number from a scale of 1-5, basic to expert level. Check improvement.? 4. We can also measure the decrease in negative outcomes: Frequency of errors, rework and losses. 5. Take away the training program costs from the benefits to determine the true value gained.

It's not easy to calculate Roi on training. Why? First, cause knowing the "value delivered" (ie the numerator) requires converting the benefits into monetary terms. For that hr and t&d need to know the business. For programs like sales it's easy as increase in sales is a no brainer. But how do you calculate it for managerial skills. That's a longer conversion. Eg attrition reduced post training. So # of fewer employees resigning * cost of hiring could be the numerator. Therefore Roi calculation requires clarity on outcomes as we design the program; plus it requires knowledge of business. Second, it requires a comparison group. Else how will we know for certain that the improvement is due to the training and not due to external factors

I think one of the ways to measure ROI is change of behavior of your trainees. Changed behavior (positively) is one of the desired goals when conducting a training such as Customer Care, Leading from the front, Emotional Intelligence etc. You might have done a pre-assessment on the areas you desire to change people's behavior on, then during the post-training evaluation you will be able to see if your numbers have been impacted by the training you provided. For example, you can use the Customer Satisfaction Scores (pre and post training), or 360-degree feedback on leaders in the organization to determine if the newly introduced skill has actually impacted the way they are leading their people, etc.

In technical training, measuring ROI should be straightforward: we assess whether attendees can successfully implement the new technical solution in our organization and if it's functioning as expected. For soft skills training, ROI can be gauged by counting the "AHA moments" participants experience. An example of this would be when someone says, "I had no idea how to improve communication with my colleagues from this country, but during the cultural differences course, I had an 'AHA moment' when I realized that the 8 dimensions of our cultural distinctions require my awareness moving forward.

Measure Training Benefits: After the training, collect data on the selected KPIs again to evaluate the improvement in employee performance. The data might be obtained through surveys, performance evaluations, sales figures, customer feedback, or other relevant metrics.

Determining the Return on Investment (ROI) of employee training is essential for assessing the effectiveness and value of your training programs. ROI calculation involves comparing the costs of training to the benefits it generates. Set clear training objectives. Identify all training costs (direct and indirect). Measure benefits (sales, cost savings, productivity). Isolate training impact from other factors. Calculate ROI: [(Benefits - Costs) / Costs] x 100. Consider the time frame. Analyze results in context. Focus on continuous improvement. Communicate findings to stakeholders. ROI is vital, but don't forget to use other metrics like feedback, performance, and engagement for a holistic view.

Training should be approved as a case study, So KPI's and ROI must be predefined before starting the training. One of the most successful approaches that I follow is the challenge based training. In this approach we start with business challenge that verified by the line manager. Then we identify how success looks like, then we deliver the training and measure if we succeeded or not. For example: the customer service manager KPI was missed because of low customer service skills of 3 of his/her team. So we will deliver the training to these 3 employees and remeasure the KPI and this enhancement in their skills will identify the ROI.

Determine Key Performance Indicators (KPIs): Identify the KPIs that will help measure the impact of the training on employee performance and organizational goals. Examples of KPIs include improved productivity, increased sales, reduced error rates, enhanced customer satisfaction, or higher employee retention rates.

ROI improvement should be looked at in 2 ways 1. Increase in return with same investment 2. Same return with lower investment Lower costs by recording and automating repetitive training or where content and delivery is standard and doesn't change much. Improve returns by identifying talent where impact is going to be better(refer past data) or even the facilitation is better with similar investment. Establish Baseline Data: Collect relevant data on the selected KPIs before the training program begins. This serves as a baseline against which you can compare post-training performance.

Measure Training Costs: Calculate all the costs associated with the training program, including instructor fees, course materials, software or equipment expenses, and employee time spent on training.

We have to keep record of progress and various task completed by the employee. Share his small wins which helped the organisation in direct or indirect manner. This will help the individual to get more motivation and zeal to excel more. Make trained worker leader of small group to implement his learning faster and also train subordinate. This will empower trained worker.

Picture it as an exciting journey you're sharing. - Engage stakeholders personally: Schedule presentations to walk them through the ROI findings. Encourage questions, making it a dialogue. This personal touch humanizes the data. -Tailor your communication: Adapt your report and presentation as per the need. -Highlight not just numbers but impact: Share success stories and employee testimonials. This adds a personal touch and shows the real-world significance of ROI. -Ensure ongoing communication: ROI is a continuous dialogue. Regularly update stakeholders on progress.

Analyze and Interpret Results: Once you have calculated the ROI, analyze and interpret the findings. Assess whether the benefits outweigh the costs and consider the broader impact of the training on employee performance and organizational goals.

Visualize Data: Utilize charts, graphs, and visual aids to present data and trends. Visual representations can make complex information more accessible and engaging.

In my experience, thinking of the training ROI makes the L&D professionals life easier while securing budget from management, as thy will be talking the same business language. Business leaders don't want to waste money and they want to make sure that every $1 will come with a return to the organization. once they ensure that your training will come with a benefit to the organization they will approve the budget, not only that but also they will not cut it while you are going during the year.

In my experience, By incorporating Agile methodologies, we can not only measure the ROI of our training initiatives but also ensure that they remain adaptable and responsive to the evolving needs of the workforce. This facilitates a dynamic and iterative process, enabling us to swiftly identify and rectify any shortcomings in the training programs, thus maximizing the value they bring to the organization. Additionally, these practices foster a culture of continuous learning and improvement, encouraging employees to actively engage in their own development, which further amplifies the overall impact of the training initiatives.

There is old fact “what cannot be measured, cannot be controlled.” So what is the end result and overall gain to process by training of individual is very important. What we learnt is ROI should be Measurable Specific Achieveable Result oriented Should be on path of continual improvement Once we know figure you feel motivated.

Training efforts in any organisation results in benefit for sure. Some may be classified as a) short term - long term, and some as b) Tangible - Intangible. It should be organisation's take to decide which they have to chose. Certain programs may be designed for long term, which needs a ROI calculation administered accordingly. Plotting appropriate ROI metric is the key. As HR consultant, it will be prudent on our part to design metric at the planning stage itself. Usually soft skills training could not be classified for short term ROI calculation. Selection of metrics is as important as the metric itself for calculating ROI for L&D activity in organisations. Certain metrics may also need data which is micro in nature.

We need to do away with a “one size fits all” approach when implementing training.. an example of this is sending a new manager to a leadership course because that’s the “standard practice” ..we need to do a thorough analysis on what training is needed per individual and customise it while assessing how upskilling will result in a step closer meeting the organisational objectives.. this is the ultimate ROI, it needs to stop feeling like a tick box exercise..

Qualitative data unveils the human aspect of ROI, equally valuable. -Factor in opportunity costs: When employees train, they may be less productive in their regular roles. Calculate the cost of their time away from work for a more accurate ROI assessment. -Engage key stakeholders from the beginning. Include executives, department heads, and HR managers in decision-making. Their input ensures training aligns with strategic objectives and that the ROI assessment considers their viewpoints.
