Seeing Your Team Through Two Lenses
Hillarie Kay
I Help High Performing Entrepreneurs and Teams Reduce Burnout and Increase Performance by finding equilibrium between their inner motivations and outer influence.
The Fast Track to Performance & Engagement
Most leaders default to one lens when managing their teams—their own. They see the world through their natural instincts, strengths, and motivations. But what if your team doesn't see the world the same way?
Decreased performance, conflict, burnout, disengagement, the list goes on.
I want to quickly show you the power of looking through two lenses.?
The Dual Lens Method isn’t about changing who you are as a leader—it’s about expanding your perspective, and becoming more of who you are. It’s about understanding what motivates you and your team members (Lens One: How you see the world, your Enneagram type) and how you and your team members are seen at their best (Lens Two: How the world sees you, your Fascinate Inc. Archetype).?
When you align both, performance and engagement accelerate.
Let’s take my team as an example:
I’m an Enneagram Type 3, The Talent (Passion + Prestige). I thrive on connection, energy, and forward momentum. My instinct is to inspire, push for results, and create impact. But what happens when I apply that same energy to a team that doesn’t process motivation the way I do?
Here’s a breakdown of who I manage.
Enneagram 5, The Wise Owl (Mystique + Trust). They’re brilliant but reserved. They need time to process, value independence, and don’t respond well to pressure or public recognition. If I only use my first lens, I might see their silence as disengagement—but through the second lens, I see they’re deeply invested, just not in a performative way.
Enneagram 6, The Anchor (Trust + Mystique). They’re steady, reliable, and risk-averse. They need consistency, not constant reinvention. If I push too hard for rapid change, I create stress. But when I provide clear structure and reassurance, their confidence and loyalty skyrocket.
Enneagram 2, The Rockstar (Innovation + Passion). They’re relational, creative, and eager to contribute. They bring high energy and ideas, but they also need recognition and boundaries. If I don’t acknowledge their efforts, they’ll burn out trying to prove their worth. If I only view their enthusiasm through my lens, I risk taking their emotional labor for granted.
How This Fast-Tracks Performance & Engagement
When I use The Dual Lens Method, I don’t just see my team—I understand them. Instead of pushing them to match my speed, I adjust my approach to unlock their best work.
The Wise Owl gets space to think and contribute without pressure. Their insights strengthen decision-making.
The Anchor thrives with clear expectations and stability. They become the glue that holds the team together.
The Rockstar brings innovation and people-first energy, but with support to avoid overextending.
Instead of forcing motivation, I align it—and that’s the shortcut to engagement. A team that feels seen, understood, and valued doesn’t just work harder—they work smarter, more collaboratively, and with more ownership.
The key to leadership isn’t just getting the best out of your team—it’s understanding what their best actually looks like. When you master that? Performance stops being an uphill battle.
Cheers to Team Performance-
