When I engage with leaders about effective risk management, I often find some with many opinions, biases, and half-baked insights. Everyone in the boardroom has a perspective, but how many are actually useful?

How do you separate real expertise from loud voices?

That’s where the Delphi Technique comes in and an underrated but brutally effective method for extracting real wisdom from experts while cutting through the usual groupthink and corporate politics.

What’s the Big Idea? The Delphi Method isn’t about sitting in a boardroom and arguing until the loudest voice wins. It’s about structured intelligence-gathering and a-controlled process where experts anonymously contribute their assessments, refine their views over multiple rounds, and converge on a well-reasoned consensus.

It works because: a) No egos, no power plays: Experts give input anonymously, so there’s no “follow the leader” effect.

b) Iterative refinement: People get to reconsider their responses after seeing a summary of others’ perspectives. No knee-jerk opinions, just sharpened insights.

b) Data-driven clarity: Instead of endless debates, you get structured, quantifiable insights that reveal patterns and key risk areas.

How it actually works 1. Pick a need someone neutral to drive the process.

2. Select your experts – Not the ones who think they know, but those who actually do.

3. Define the problem – Be precise. The clearer the question, the more useful the answers.

4. Send out Round 1 questionnaire – Experts submit their views individually.

5. Refine and iterate – Responses are summarized, and experts get another round to reconsider their positions.

6. Repeat until clarity emerges – Three rounds are usually enough to get a reliable consensus.

7. Act on insights – The whole point is to make better decisions, not collect opinions.

Why these matters for you

If you’re leading a company through uncertainty market shifts, regulatory changes, emerging risks you don’t need more noise. You need refined intelligence from the right minds.

I’ve seen too many leaders make costly mistakes because they relied on gut feelings, office politics, or whoever talked the most in the meeting.
