Rethinking Goal Setting—Why SMART Goals Are Past Their Prime

Rethinking Goal Setting—Why SMART Goals Are Past Their Prime

For decades, SMART goals have dominated how we approach setting objectives in organizations. Created in 1981 by John T. Doran, they were revolutionary for their time. But let’s pause and ask ourselves—are they still serving us?

In today’s dynamic and fast-changing world, SMART goals often feel outdated and uninspiring. Worse, they can limit creativity, discourage ambition, and fail to address the deeper “why” behind our objectives.

Here’s why the traditional SMART framework falls short:

  • Specific: Encourages rigid thinking and doesn’t allow for flexibility when the unexpected happens.
  • Measurable: Puts too much emphasis on metrics, which may not reflect the true impact or value of the goal.
  • Attainable: Keeps us within safe boundaries, where growth and innovation rarely occur.
  • Realistic: Reinforces small thinking, often discouraging bold or transformative ideas.
  • Time-bound: While deadlines are necessary, they often fail to build momentum through smaller, meaningful milestones.

The result? Goals that tick all the boxes but lack purpose, impact, and the capacity to inspire.

A New Framework for Goal Setting: PIC Goals

To meet the demands of today’s workplace, we need a more dynamic approach—one that focuses on meaning, ambition, and adaptability. Enter the PIC framework:

1. Purpose-Driven

Every goal should connect to a larger mission or value. When individuals understand the "why" behind their objectives, motivation and engagement soar.

2. Impactful

Prioritize goals that drive meaningful outcomes over those that simply satisfy easy-to-measure metrics. The best goals create a ripple effect, benefiting teams, organizations, and even society at large.

3. Challenging

Set goals that push boundaries. Growth comes from stepping outside our comfort zones and taking calculated risks.

Bringing PIC Goals to Your Organization

If you’re ready to move beyond the limitations of SMART goals, here’s how you can implement PIC goals in your workplace:

  • Start with Purpose: Align every goal with your organization’s mission and values, ensuring clarity and buy-in.
  • Focus on Impact: Ask yourself, “How does achieving this goal create value?” Prioritize outcomes that matter, even if they are harder to quantify.
  • Set Stretch Goals: Encourage bold thinking and reward innovative efforts, even when the path is uncertain.
  • Build in Milestones: Create checkpoints along the way to celebrate progress and maintain momentum.
  • Review and Adapt: Goals should evolve as new challenges and opportunities arise. Flexibility is key to staying relevant.

Why This Matters

The way we set goals shapes how we work, innovate, and grow. By moving from SMART to PIC, we create space for objectives that are meaningful, motivating, and transformative. This shift not only helps individuals thrive but also drives organizations toward greater impact and purpose.

What are your thoughts? Is it time to retire SMART goals for good? Let’s reimagine what effective goal-setting can look like—together.

Interesting! I see the value in questionning the SMART framework (though in some situations it can still work well I would say). I like the new criteria and orientations you bring in! Thanks for this perspective.
