1. Start with a Gradual Transition: Hannah and her business partner began by implementing half days on Fridays during the summer. This allowed them to adjust gradually without overwhelming the team. Over time, they expanded this practice to full Fridays off, transitioning into a 4-day work week.

2. Be Strategic About Reducing Workload: Instead of cramming five days' worth of work into four, Hannah emphasized the importance of being intentional about what to say “yes” to and finding tasks that could be eliminated. This strategic reduction ensured the workload was manageable and focused.

3. Rethink and Limit Meetings: One of the first big shifts was re-evaluating the necessity and frequency of meetings. Hannah's team only held meetings that were collaborative, required dialogue, or involved brainstorming. They reduced routine check-ins by setting bi-weekly or monthly client meetings and kept most internal and external meetings to 30 minutes or less.

4. Batch Work and Establish Deep Focus Time: Hannah’s team prioritized batching similar types of work together (e.g., internal meetings on Mondays, client meetings on Wednesdays) and reserved certain days, like Thursday afternoons, for deep work. This batching improved productivity and kept everyone focused.

5. Create and Use Systems for Automation: To free up more time, Hannah’s team used project management tools and automation to handle recurring tasks, client communications, and follow-ups. Tools like HubSpot and ClickUp were part of their tech stack to automate processes, reduce manual work, and standardize tasks.
