Okay let me discuss more and tell you some question you may asking right now, how to make my persona in the right way and traditional way to make the persona is the best way or not?
Very well my answer is the traditional way don’t enough to know your audience and not the best way to mapping the customer journey.

Let your sales team the first step to know more about your user your sales man will give you amazing insights about the potential customer and the current market results and behavior about the users they will also have something like testimonial to customers for free!
All the question like who they are? What they trying to achieve? What their goals and what are their pain points? Sales team is always a good place to start with.
Your second place will be the customer service team or the customer success team, this team is follow up and answer the customer question every day and they have a much information that you can collect it and use it to test and know your customers and they will answer a question like What is their frustrations? What their struggles? What do they wish the product do?
This your starting points to focus your customer and know more about them, there is another way to know more about your target audience and the potential users which is the search terms and the related keywords and how the search behavior that your potential customer acting, this research will let you know more about who they think and what are their pain points and what they actually need in this market you can you your website traffic in the first place to analyze your audience then the related websites and the competitors if located.
Google analytics and the search engine optimization tools can help you in this case to know more about the keywords that your audience search for and how they think and want.
If you are looking for additional metrics to measure there is an infinity number of metrics you can measure but for my recommendation you may like to measure session recording and to see heat maps of your website to know more about customer behavior.
Heat maps can be tracked by tools like hotjar or crazyegg this is a good tools to know more about your audience and their behavior in your website where they move the mouse and how the last keyword they read.
