The P.I.E. Method for Career Advancement in Manufacturing


Think about climbing the career ladder as whipping up your favorite dish. It's not just about having one star ingredient—it’s about getting the whole recipe just right.

It's about mixing the right ingredients—performance, image, and exposure—to cook up real success.

Several engineering and manufacturing professionals that I've spoken with are in pursuit of career advancement. Many professionals focus intensely on their performance, believing that delivering high-quality work is the key to advancing their careers.

While performance is undoubtedly important, there’s a crucial element that is often overlooked which we'll refer to as the "Promotion Pie," a concept derived from Harvey Coleman’s Performance, Image, Exposure (PIE) Model.

According to Coleman, career success is influenced by three main factors:


  • Performance: The actual work you deliver and how well you meet job expectations.
  • Image: How others perceive you, including your reputation, personal brand, and the impression you leave on colleagues and superiors.
  • Exposure: The visibility you have within your organization and industry, and how well-known your work and contributions are.

Within the PIE model, performance accounts for only about 10% of what drives career success. The other 90% is a mixture of perception and exposure, two factors that many professionals, particularly women, may inadvertently neglect. Understanding and leveraging this model can be the difference between stagnating in your current role and rising to the level that you desire.


Performance: The Crust

Think of performance as the crust of your promotion pie. It’s the foundation, essential, but not enough on its own. It encompasses everything from meeting production quotas to ensuring quality control and safety compliance. Every manufacturing professional knows the importance of efficiency and precision. These are the baseline expectations. Without a foundation aka the crust, there is no pie, but just having the crust, isn’t going to impress anyone. This is where we see a lot of great talent get stuck and often overlooked for that next step, or finding that next step difficult. While consistently delivering high-quality results is vital, the PIE Model suggests that performance constitutes only about 10% of what drives career success.

Image: The Filling that Defines the Taste

Image is the filling of your promotion pie—the part that defines its taste and appeal. Your professional image is shaped by building a reputation as a reliable team member, a problem solver, and a leader who can be relied on during high-pressure situations. This perception is shaped by your communication skills, your ability to collaborate with cross-functional teams, and your capacity to inspire others.

Creating a positive and powerful image requires self-awareness and intentional branding. Are you seen as a go-to expert in your department? Do people associate you with high standards and excellence? Do you say what you are going to do and then do it? Cultivating the right image can make you more memorable and open doors to opportunities that might not be available based on performance alone.

Exposure: The Cherry on Top

Exposure is like the cherry on top of your career pie —the little extra "oomph" that makes everything irresistible. It’s all about making sure the right folks know about your achievements and potential. This doesn't mean shameless self-promotion, it’s about being smart and strategic with your visibility.

Here's where having allies and a dash of curiosity can elevate you. Think of it as your secret ingredient to reaching new heights.

To boost your exposure, jump into projects that put you in the spotlight, volunteer for leadership roles, or support leaders you admire and want to learn from. Networking with key people, both in and outside your organization, is also key. The aim is to ensure that decision-makers are aware of what you bring to the table and see you as ready for the next step—and worth helping or introducing to their networks.

Balancing the right ingredients is critical for career success. Delivering high performance is important, but without the right image and exposure, your hard work might fly under the radar. By focusing on all elements of the PIE Model, you’re not just highlighting your strengths; you’re setting yourself up as a prime contender for promotions and new opportunities.
