Organize and Streamline the Product Backlog

There are more items in the product backlog PO wants to prioritise it which one need to be taken first and which one later even more Product Backlog Items (PBIs) also keep coming so there is still confusion there to pick up.. so as a scrum master I need to define the process as well.

How to now focus on limited number of PBIs, so various estimation techniques can be put to use effectively.

Step 1 - Did you guys set the Sprint Goals for a few releases in future? If not, talk to PO and understand what are the top 3 features / functionality they need. Have them organise it in the priority order. The top priority feature related tickets are the most important for you and like wise for 2nd and 3rd priority feature/functionality.

Step 2 - Review all the tickets in the backlog including bugs. Categorise them based on the functionality. Consider tieing them to Epic / Parent, so it becomes easy to choose tickets from.

Step 3 - Use Product Backlog Priotization techniques mentioned below.

MoSCoW

The most popular technique is MoSCoW prioritization, also known as the MoSCoW method or MoSCoW analysis, is a popular product backlog prioritization technique for managing requirements.

The acronym MoSCoW represents four categories: must-have, should-have, could-have, and won't-have, or will not have right now.

RICE prioritization

The RICE scoring model is a prioritization framework designed to help product managers determine which products, features, and other initiatives to put on their roadmaps by scoring these items according to four factors. These factors, which form the acronym RICE, are reach, impact, confidence, and effort.

Priority Poker

This model involves team collaboration and decision-making. You run it like a friendly game of poker, but the goal is that everyone’s opinion is heard. Each task is assigned a priority, and team members discuss and negotiate until consensus is reached. In priority poker, you leverage the collective wisdom and expertise of your team.

100 Dollar Test

Imagine you have a limited budget of $100 and need to allocate it among tasks. By assigning a monetary value to each task, you can determine where to invest your “dollars” for the greatest impact.

Step 4 - While picking PBIs, only pick the ones that are critical / show stopper / making functionality useless. Everything else can stay behind.

Cleaning up a product backlog can be a great way to ensure your team stays focused and productive. Here are some steps you can follow:

  1. Review and Prioritize: Go through each item in the backlog and prioritize them based on current business goals and user needs. Remove any items that are no longer relevant.
  2. Clarify Requirements: Ensure that each backlog item has clear and concise requirements. If any items are vague or unclear, refine them or seek clarification from stakeholders.
  3. Estimate Effort: Assign effort estimates to each item. This helps in planning and setting realistic expectations for delivery.
  4. Group Similar Items: Combine similar or related items to reduce redundancy and streamline the backlog.
  5. Set a Regular Review Schedule: Establish a regular cadence for backlog grooming sessions to keep it up-to-date and manageable.
  6. Engage the Team: Involve the development team in the cleanup process to get their input and ensure alignment.
