Objectives: To Do or Not to Do?

Now that we've laid the groundwork - knowing our team, setting our course forward, and equipping ourselves with the right tools — what's next on the agenda? One logical step forward might be setting objectives.

Before we dive in, let's discuss opposing and controversial views on the topic. Some may argue the need for goals when tasks seem crystal clear. Others say that reality and goals will inevitably change as we progress, Why waste time now? And then others believe setting goals only slows us down, Let's get down to real work, they say!

While each viewpoint holds some truth and is up for debate, let's first define the problem. This is my working assumption:

"Every organization, project team, and individual has a desired future state (B) that differs from their current starting point (A). In my world, objective typically addresses a set of actions designed to guide us from A to B. Ideally this transition goes incrementally and transparently while maintaining a clear vision ahead."

There are many paths from A to B, influenced not only by factors like timeframe, skills, and available resources but also by personal preferences and experiences. So, even if we decide to set them, how will objectives benefit us? Let's see what I've observed over time. Objectives do:

1. Make Purpose Concrete. Objectives make our purpose less abstract, tangible and understandable from the outset, ensuring it remains motivating and clear.

2. Set Focus. By setting objectives, we establish a clear direction, outlining future action steps within context - what will we do, what comes first, by when, who's responsible, when did we achieve it...

3. Give Commitment and Motivate. Well-defined objectives are a powerful mechanism for keeping people committed and motivated. They present a challenging yet achievable (better) future, keeping spirits high.

4. Give a Sense of Progress. Objectives provide a measurable sense of progress. Hardly any project or initiative goes from zero to hero in a single day. Without feeling the progress, we risk feeling stagnant and directionless, especially in long-term projects. They also allow you to celebrate important milestones!

5. Communicate. Your objectives serve as a powerful tool for both, internal and external communication. They tell a story. They indicate where you will focus your efforts. By making your plan public, you ensure clarity, show a clear way forward and may even attract supporters.

One piece of advice:

Ensure your objectives remain relevant at all times! Reality may and will change, so make sure to regularly align your objectives with the current situation.

However, objectives do miracles only if used properly. Let's be mindful of common pitfalls:

  • Deviation from Objectives: Simply put, your daily activities either align with objectives or don't! In the negative scenario, you either work on relevant tasks outside wrongly defined objectives or engage in irrelevant tasks despite well-defined objectives. Neither scenario works well for your project. Ensure that about 90% of daily activities align with defined objectives. If not, adjustments may be necessary, such as resetting goals or realigning everyone in the team.?
  • Unrealistic Goals: Setting overly ambitious objectives can backfire, leading to disbelief and demotivation when progress stalls. It is your job to make them challenging and realistic at the same time.
  • Neglecting: Well-defined objectives are just the start. There's plenty of ongoing effort required along the way. You cannot just fire and forget them! We sometimes do that because we are "busy". Regularly and frequently revisiting objectives ensures they have their purpose and remain relevant.

Is this valid to some specific goal-setting methodology? You may have noticed that I haven't delved into any specific methodologies like OKR, KPI or others. While I've personally used OKRs any methodology can give similar results if applied correctly and in line with best practices. It is also very common to have the company standard. Remember:

Objectives aren't a silver bullet, but when set thoughtfully and revisited regularly, they can significantly enhance project outcomes. As a leader, it's your responsibility to ensure objectives are guiding you toward success!

In conclusion, while the debate over setting objectives may continue, it's evident that they play a crucial role in guiding projects towards success. However, be mindful of common pitfalls.

Whether you've done it before or just getting started, embracing the power of well-defined objectives is key to navigating the complexities of your project and achieving the desired results.
