Have you ever been confident in a strategy—only to watch it fall apart because of an overlooked risk? When proposing new ideas, especially those requiring collective action, the challenge is not just about presenting logic. It is about anticipating how people will actually behave. How do you manage risk when the biggest variable is human nature?

A few years ago, my team launched a high-stakes industry-wide scheme involving hundreds of millions of dollars. The idea was simple: get a few key companies to take short-term action that would benefit the entire industry and the public in the long run. The problem? Their immediate profitability would take a hit.

We needed a mechanism to ensure that no company could escape responsibility while still benefiting from the collective good. So, we turned to game theory and structured the scheme using the Nash Equilibrium principle.

The setup was designed like a trap relay—a strategic framework where every rational move led participants toward the same unavoidable conclusion: taking the short-term sweetener and moving forward with our broader industry plan.

In this particular Nash Equilibrium, the dominant strategy was clear. If you were a company deciding whether to participate, you had to assume your competitors were making the same calculation. The rational move? Participate—because if at least a few joined, those left out would lose significantly.

And if all refused, then paradoxically, the companies would "win"—not in the way we intended, but by defying the logic of independent rational decision-making. That was not supposed to happen, because rationally, participation was the best move for each company, assuming others would do the same.

From our analysis, the logical conclusion was that enough companies would take the deal. If they made decisions independently, they would see participation as the safer choice.

The numbers made sense. The logic was airtight.

And yet—when the decision day arrived, no one participated.

We were stunned. Based on the Nash Equilibrium, this should not have happened. The dominant strategy was to participate, and once a few did, others would follow to avoid being at a disadvantage.

But what we had failed to anticipate was them talking to one another—which, technically, was not disallowed in that context.

Instead of acting independently, the companies communicated—whether through industry conversations, informal exchanges, or simply reading the room. They saw the bigger picture and made a collective decision to sit out. While we had designed a system assuming independent rational choices, they sought reassurance from each other before deciding.

This meant our carefully designed trap snapped on us instead.

In "Risk Savvy: How to Make Good Decisions," Gerd Gigerenzer explains that people do not evaluate risk based purely on numbers or probability. Instead, they rely on intuition, biases, and social behavior to make decisions.

One of the key lessons from the book is that risk is not just about calculations—it is about psychology. People often make irrational decisions, especially under uncertainty, because they are influenced by:

  • Fear of being the outlier. No one wants to be the first to take a risk if they suspect others will not follow.
  • The illusion of control. Even when data points in one direction, people tend to act in ways that give them a perceived sense of control, even if it leads to worse outcomes.
  • Group dynamics. When decision-makers suspect others are talking behind closed doors, they prioritize self-preservation over rational choice.

Had we understood these behavioral patterns better, we would have recognized that the companies were more likely to talk to each other than make independent, rational choices.

Reflecting on this experience, I realized that our failure was not in the idea itself—but in how we framed and communicated the risk. Here are three lessons I took away from that moment:

  • Identify the hidden incentives. We assumed that companies would make independent, rational decisions. But in reality, their biggest incentive was coordination, not logic. When communicating new ideas, always ask: What are people’s unspoken motivations?
  • Control the narrative before they do. We should have anticipated the risk of behind-the-scenes discussions and preempted them with transparent, structured communication. When stakeholders sense uncertainty, they seek reassurance from each other—sometimes in ways that work against you.
  • Use trust as a risk-mitigation tool. Gigerenzer emphasizes that in uncertain environments, people do not just trust numbers—they trust people. If we had built stronger personal credibility with key decision-makers, we might have been able to counterbalance the quiet coordination happening in the background.

The non-textbook Nash Equilibrium outcome from this lesson showed that in a world where self-interest dominates, the rational choice is not always the expected outcome.

Managing risk is not just about probability or game theory—it is about understanding people. Human behavior, emotions, and group dynamics matter as much as the numbers.

Looking back, my mistake was not in the calculations—we got those right. But I underestimated the human element, assuming logic alone would drive decisions. In reality, people seek security, validation, and control, especially in uncertain situations. Leading through risk means not just designing the right strategy, but shaping the environment where people feel confident enough to act. Because in the end, the success of any innovation is not just about having the best idea—it is about ensuring people are willing to take the first step.
