Every corporate innovation team knows they should be testing. But most teams still hit the same problems:

  • They run experiments, but the results don’t drive decisions.
  • They collect data, but still rely on gut feel.
  • They test ideas, but the process is slow, expensive, and inconclusive.

The issue isn’t a lack of experimentation—it’s bad experimentation. Most teams are confusing activity with evidence:

  • Surveys where customers say what they think they’ll do—but never actually do it.
  • A/B tests on features that don’t answer the biggest risks.
  • Business cases built on assumptions instead of data.

It might feel like you're making progress, and budget might get spend and reports get written but when it’s time to launch, scale, or get executive buy-in it all falls apart.

?Instead of spending months (or years) developing a complicated file-sharing system, they created a simple 3-minute video that demonstrated how Dropbox would work.

?No product, no back-end infrastructure—just a clean, well-scripted walkthrough of the concept.

  • The video went viral on Hacker News & Digg, generating 75,000 waitlist signups in 48 hours.
  • They proved demand without writing a single line of code.
  • Early adopters gave direct feedback, shaping the first version of the product.

You don’t need a finished product to validate demand. If people really want something, they’ll signal it early.

?In 1999, the idea of buying shoes online seemed insane. Conventional wisdom said people had to try on shoes before purchasing.

?But Nick Swinmurn, Zappos’ founder, had a hunch. So instead of sinking money into warehouses, inventory, and logistics, he ran a simple test:

  • He went to local shoe shops and photographed their inventory.
  • He uploaded the pictures to a basic website.
  • If someone placed an order, he went back to the store, bought the shoes at full price, and shipped them himself.

It was manual, inefficient, and totally unsustainable—but it was also a perfect MVP.

?Within weeks, people started buying. Zappos had real proof that customers would purchase shoes online. That early traction gave them the confidence to scale—eventually leading to a $1.2 billion acquisition by Amazon.

?You don’t need scale to test demand. Sometimes, the scrappiest MVP is the best MVP.

?? Airbnb’s Air Mattress Experiment

?In 2008, Airbnb wasn’t an idea—it was just two broke guys in San Francisco who couldn’t afford their rent.

?Instead of raising money or building a massive platform, they ran a quick experiment:

  • They listed their own apartment as a temporary bed & breakfast, offering air mattresses in their living room.
  • They manually hosted their first guests, charging them a small fee for the stay.
  • They targeted a real event (a design conference) to find travelers who needed accommodation.

That one small test was enough to prove that people were willing to pay to stay in a stranger’s home. It validated the fundamental concept behind Airbnb—before they even built a real platform.

?If you’re launching something new, don’t start by “building.” Start by testing whether anyone actually wants it.

?This is how real innovation happens. Not through endless meetings, but through fast, systematic experiments.

?? I was just talking about this with a colleague today, recognizing traditional market research approaches used in a mature businesses are costly and take a long time to execute. What’s needed in innovation is just the opposite, aim for what’s “good enough?” It helps to reframe your thinking by asking yourself, what’s the fastest, cheapest, and easiest way to test the critical assumption? And if you are not sure, go ask others with lean experience, learn from them, and use GenAI to help design these types of creative experiments.

Yup. I’ve seen it and lived it both ways. True experimentation leads to a condition where you could even claim a 100% success rate, depending on where you’re the line in the sand.
