Promotion Cycles are about to start.

I was fortunate enough to get an early Promotion in a very competitive environment.

I have talked to my friends who have received promotions and the friends who haven’t and in this article, I have discussed the things which can help you get a Promotion.

Last year, I watched two product managers take vastly different paths.

Both were smart, capable, and passionate about their work.

However, when the promotion cycle came around, only one of them moved up to Senior PM.

Curious to know? what set them apart.

It wasn’t just skills or experience — it was a series of subtle but critical behaviors that either accelerated or stalled their growth.

Let’s dive into the practical mistakes that might be holding you back from your next promotion and how to avoid them.

What Kriti does in all the Projects throughout the Year ??

Kriti is a diligent PM who consistently delivers projects on time. She handles sprint planning, tracks progress, and ensures her features go live without major issues. Yet, when promotion time comes, she’s overlooked. Why?

What Sarah does ??

Sarah, another PM on the team, spends time understanding the company’s strategic goals. She connects her projects to these broader objectives and ensures her work drives business impact along with delivering Projects on time. While she focused Heavy on Execution but also understood and tries to shadow the Strategy as well

What’s the Difference?

  • Kriti: Focuses purely on execution — getting features out the door. She rarely thinks about how these features tie into larger business goals.
  • Sarah: Prioritizes Execution as well as the broader goal of the Projects. In meetings, she communicates the “why” behind his work and highlights its business impact along with

Best Practices to Avoid This Mistake:

  • Tie Your Work to Business Goals: Before starting a project, ask, “How does this support the company’s objectives?” Communicate this connection to stakeholders regularly.
  • Think Like a Leader: Strategic PMs consider the bigger picture. Ask questions like, “What are we solving for?” and “How does this impact our users and the bottom line?”
  • Develop a Data-Driven Mindset: Use metrics to show how your features drive outcomes, such as revenue growth, retention, or user engagement.

Kriti completes all the Projects and does excellent work but rarely talks about it. Her skip-level manager is often unaware of the wins she’s driving for the team. On the other hand, Sarah actively shares updates on her projects. She ensures leadership knows how her efforts are moving the needle.

When promotions are discussed, Sarah’s visibility gives her an edge.

What’s the Difference?

  • Kriti: Believes that good work speaks for itself. Unfortunately, in busy organizations, this isn’t always true.
  • Sarah: Understands the value of self-advocacy. She communicates her achievements in team meetings, through email updates, and in one-on-ones with her manager and skip-level manager.

Best Practices to Avoid This Mistake:

  • Create a “Brag Doc”: Keep a running document of your accomplishments. Share highlights with your manager during performance reviews or one-on-ones.
  • Use Metrics: When sharing achievements, quantify your impact. For example, “Improved feature adoption by 30% through a redesign” is more impactful than “Redesigned the feature.”
  • Send Monthly Updates: A brief email summarizing your key wins and challenges can keep stakeholders in the loop and reinforce your contributions.

Kriti avoids volunteering for high-stakes projects, sticking to what’s assigned to her. She fears failing or stepping out of his comfort zone. Meanwhile, Sarah jumps at the chance to tackle ambiguous, challenging problems — even when the outcome is uncertain.

  • Kriti: Plays it safe, sticking to familiar tasks. This limits her growth and visibility.
  • Sarah: Sees challenges as opportunities to showcase leadership. Her willingness to step up sets her apart.

Best Practices to Avoid This Mistake:

  • Volunteer for Stretch Assignments: Don’t wait for your manager to assign you big tasks. Actively seek out opportunities to solve complex problems.
  • Be Resilient: Not every project will succeed, but the learning and visibility you gain will set you up for future success.
  • Show Initiative: If you notice a gap or an issue that needs addressing, propose a solution. Leaders appreciate proactive problem-solvers.
