As a business coach and mentor, I’ve seen firsthand how a thoughtful approach to problem-solving can save businesses time, resources, and frustration. That’s why the 1-3-1 problem-solution method is such a powerful tool. Not only does it create structure in chaotic moments, but it also helps you “buy back your time” by streamlining decision-making and focusing your efforts on what matters most. If you are familiar with EOS and the Issues Solving Track, this method aligns well.
This approach has been explained in a video I came across on Instagram (credit to this Instagram Reel), which inspired me to reflect on how leaders can use this method to tackle challenges with confidence and creativity. If you have worked with me, you know how much I love this approach and have come to expect it from my teams.
Step 1: Define the Problem in One Sentence
As the saying goes, “A problem well defined is a problem half solved.” The first step of the 1-3-1 method is to clearly articulate the issue in one concise sentence. Get to the root!
For example: “Sales have declined by 15% over the past quarter due to reduced customer engagement.”
This clarity ensures that everyone involved is aligned and fully understands the issue at hand.
?? Pro Tip: Encourage your team to frame the problem neutrally. This avoids defensiveness and sets the stage for productive collaboration. Eliminate fluff, subjectivity and keep it simple.
Step 2: Brainstorm Three Potential Solutions
Now it’s time to generate ideas. Identifying three potential solutions prevents the trap of binary thinking and opens up a world of creative possibilities.
For the sales problem above, solutions might include:
The goal here is exploration, not perfection. It’s about opening the door to fresh perspectives.

?? Pro Tip: Foster a judgment-free zone during brainstorming sessions. Some of the best ideas come from unlikely places!
Step 3: Choose One and Create an Action Plan
The final step is about focus and execution. After weighing the options, select the solution that best aligns with your goals and resources. Then, create a detailed action plan with clear steps, responsibilities, and timelines.
For example, if you choose to implement a customer loyalty program, your plan might include:
?? Pro Tip: Assign ownership for each step to keep the plan moving forward and ensure accountability.
Why the 1-3-1 Method Works
This method is powerful because it helps:
Leadership in Action
As leaders, our role is to simplify the complex and empower our teams to take meaningful action. The 1-3-1 method not only helps us tackle problems head-on but also reinforces a culture of clarity, collaboration, and innovation. We must empower our teams to think and present ideas; otherwise, if all we do is answer the question and tell them what to do, we are robbing them of the opportunity to do the job we hired them to do. Start to ask, when presented with a perceived problem, "what's your 1-3-1?"
Here’s to leading with purpose and solving challenges with confidence! ??
