A leadership ability you need to master if you are going to take your business to the next level…
Most, if not all, business leaders will at some point feel like they have hit the ceiling. They will be feeling stuck, frustrated, and as though there is just not enough time in the day.
When you started your business, you may have taken on too many roles out of necessity and found yourself trying to keep lots of plates spinning. In the early days, you may have enjoyed the buzz and the excitement as you turn your business dream into a reality. But after a while, the novelty starts to fade. You feel stuck and whilst you know that you could be achieving more than you are, you have far too much on your plate to get to that next level. You realise your current situation is impossible to sustain and something must change if you are going to break through the ceiling.
You are holding your business back.
You need to delegate and elevate.
Delegate and Elevate is one of the Five Leadership Abilities within EOS that you must master if you are going to break through the ceiling. When you master your ability to delegate you are freeing and elevating yourself to do what you do best, and importantly, doing the same for every person in your organisation. This allows you and your leadership team to do exactly what they are best at and progress your organisation to the next level.
Follow these steps to help you delegate and elevate:
1.???What is your 100%?
This is the maximum number of hours per week that you want to work and still have balance in your life. This number is different for everyone – some are happy with a 60-hour plus work week and others are aiming to get to below 30.
2.???List your daily activities.
List all the activities that you do in a week in your business – small and large. This might feel a little overwhelming, but it is an important step and the more detail you put in now, the more effective your Delegate and Elevate strategy will be.
3.???Complete the Delegate and Elevate Tool from the EOS Toolbox.
You can download the tool here for free: https://bit.ly/toolah or copy the diagram below.
The tool is split into 4 sections. Your next task is to move the activities from your daily activities list into the sections:
Love/Great – Put the tasks here that you love doing and are great at.
Like/Good – These are the tasks that you enjoy doing and you know you can easily handle.
Don’t like/Good – put the tasks that you may not enjoy but you handle them well.
Don’t like/Not good – Finally this is the section where you list the tasks you are doing that should be done by someone else – you don’t like them, and you don’t think you are good at them.
4.???Delegate and Elevate
Now you have a feel for what your ideal capacity is, the tasks you do and those which you enjoy and those you don’t, it is now time to delegate.
The first place to start is the tasks in the Don’t like/Not good section. These are the ones that are a priority to pass over to someone else to allow you to elevate. Don’t panic - you don’t have to do all of these at once!
If you are finding the thought of letting go hard, start small. Often the small tasks that we hate can end up being a huge time drain as we procrastinate on getting started, or waste mental energy thinking about how much we hate it rather than getting it done.
It may not immediately be possible to delegate some of the tasks as you may need systems or people in place to do so. But – you can start to make a plan for how this is going to happen.
Whilst it sounds easy enough to delegate, I often see managers and leaders not doing so effectively. They take care of the tasks they feel are crucial and that only they can be trusted to handle even though they might hate doing it or not be very good at it, rather than passing the task over to someone who can do it well.
When this activity is completed as part of the EOS process and with a leadership team it is interesting to hear team members share what tasks are in their sections. Often colleagues don’t realise how much someone dislikes doing a certain task. And often there is someone who would love to take on the task as it fits their unique abilities perfectly. Having the right people in the right seats (another stage in the EOS process) really enhances this process further.
Delegating can be a challenge because it requires you to let go but as a leader in your organisation, it is vital for the health of you and your business that you spend as much time on the tasks in the Love/Great column as possible. You will be happier, more valuable, and a better leader for your people.
If you need help delegating and elevating, or you would like to know more about the EOS process get in touch. I can help.
What’s in a Question? – The Elevate Podcast with Adam Harris. Guest host Kelly Feehan.
In this week's episode of the Elevate podcast, we hear from our Frank and Fearless associate coach Kelly Feehan who talks to us about questions. She tells some of her top questions that she has been asked in coaching and the ones she asks a coach. Not only does she consider questions in terms of coaching and bringing people close to their goals but also how to consider what barriers have arisen. The questions in this episode are not just for coaches but for managers and leaders alike.
How do you use questions with your team to empower them?
