KOSAC: A Model to Improve Knowledge Flow in the Company (Part 1)

Today, we will talk about how organizations should deal with the enormous amounts of knowledge more efficiently, its relationship with AI and the new accelerated reality. We will also cover how to deal with complexity and complication, and what AI-assisted clarity is. To do so, we will introduce the KOSAC model and divide this article into two parts. Let’s start with the basics.

What is KOSAC?

It is a model for better understanding how to deal with accelerated knowledge in your organization and the complexity of artificial intelligence. Companies are facing unprecedented challenges brought about by accelerated change and exponential markets. You can see this everywhere, with every single company around the world.

We can also see how the rise of artificial intelligence is transforming industries and reshaping how things operate. This includes products and business models that have worked for decades.

While AI offers immense opportunities for growth and innovation, it has also created new levels of complexity, uncertainty, and turbulence that are difficult to deal with. It is also disrupting tried-and-tested business models and exerting great pressure on innovation.

The amount of data generated in the market is staggering. From market trends to signals from every corner of the globe. Everything is now interconnected and everything affects almost everything else. One of the questions you have asked yourself at some point is how to deal with that amount of information to understand and update your internal processes, how employees can make sense of the data without burnout, and how to make decisions.

For companies that want to remain competitive in the age of AI, understanding the signals and gaining actionable insights from them has become a critical challenge.

This is an important part of the Enterprise Agility Way of Thinking , which we will discuss more extensively later.

A Fundamental Question About Knowledge During Accelerated Times

There is an even more fundamental question here, which is how to deal with this enormous amount of information and what to do with it at the human level. If you examine the more traditional approaches to knowledge management and decision-making, they often fall short in this new reality.

Siloed departments, fragmented data and a lack of cross-functional collaboration can hinder an organization’s ability to adapt and thrive in the face of accelerated change.

In addition, the rapid pace of technological advancement — not just AI — means that the skills and knowledge required to succeed are constantly evolving, making it difficult for organizations to keep up. In my opinion, there is an important starting and converging point, which is how we humans can cope with this in a sustainable way and how we can build structures that can withstand the enormous amount of information.

To overcome these challenges, we need to understand how knowledge can be better processed by humans and take at least some real actionable steps to achieve this.

For this, I have developed a framework called “Knowledge Optimization for Sustainability during Accelerated Change” or KOSAC , to help organizations understand the role of AI, and the sustainable development of information through different states. KOSAC enables leaders and change professionals to understand and effectively help individuals and processes better deal with information in the face of accelerated change.

By optimizing knowledge assets, fostering collaboration and strategically using artificial intelligence to manage complex and complicated situations, organizations can better assess, how to respond to an overwhelming influx, of information, from multiple sources.

This framework also helps understand the fundamental change in mindset and culture that companies need to better understand information flow as a result of highly changing markets. And all of this should come with little stress for employees and company structures.

The KOSAC framework provides a roadmap for teams seeking to thrive in the age of AI. By following this roadmap, they can move from a state of fragmented efforts and ambiguity to one of shared progress and clarity. They can unlock the full potential of their knowledge assets and achieve sustainable success, even in the face of accelerated change.

Let’s explore now the journey of knowledge within the KOSAC framework, from information to actionable wisdom and flow and its connection with AI-powered tools and collaborative practices. The path of knowledge within the framework focuses on how we can transform data coming from several places — and at the same time — into actionable knowledge.

The Four States of Knowledge in Your Company

KOSAC defines a path in which information moves between 4 states: Information, Knowledge, Wisdom, and Flow.

The first three states are rooted in information theory, which provides a foundation for understanding how information is processed and transmitted. The fourth state (flow), draws on various theoretical frameworks such as the theory of constraints, which focuses on identifying and managing bottlenecks in a system to optimize performance. In addition, flow aligns with several ideas from the science of accelerated change in Enterprise Agility.

These include the concepts of disciplined focus and broad focus , which are essential for dealing with rapidly changing scenarios. Additionally, flow, includes elements of the psychological flow state . This describes the optimal mental state of being completely absorbed and immersed in an activity, leading to increased productivity and creativity.

At the beginning of this journey, companies are flooded with huge amounts of raw data from various sources, for example, customer interactions, market trends, internal processes, and much more.

This information comes in the form of signals and is often unstructured, noisy, and difficult to interpret, making it hard for companies to gain meaningful insights. This is where AI comes into play. Advanced AI algorithms can process and analyze massive volumes of data much faster and more accurately than humans ever could.

By leveraging AI-assisted tools and techniques (AI-assisted clarity ), organizations can simplify and structure their raw data, making it easier to identify patterns, anomalies, and trends. This simplified data forms the foundation for the first stage in the path, which is information.

Information is data that has been processed and given context, making it more meaningful. With the help of AI, organizations can quickly transform raw data into valuable information that can inform decision-making and drive innovation.

However, information alone is not enough to achieve sustainable success in the AI era. Companies like yours must move beyond information and into the kingdom of knowledge to truly harness the power of data. From the perspective of KOSAC, knowledge is information that has been internalized and integrated into an organization’s understanding of its products, business environment, or business model, including their ways of working and processes. It results from synthesizing information from multiple sources, applying context and experience, and drawing insights that can guide strategic decision-making.

Knowledge is the stage where people within an organization start connecting the dots and making sense of the complex reality surrounding them. It is the point at which the processed and contextualized information begins to form a coherent picture, enabling individuals and teams to understand the intricate relationships between various factors influencing their business.

In the knowledge stage, employees begin to see how different pieces of information relate to one another and how they impact the organization’s goals and objectives.

They start to identify patterns, correlations, and cause-and-effect relationships that may not have been apparent when dealing with raw data or isolated pieces of information. However, to truly achieve sustainable success in the new accelerated era, organizations must go beyond knowledge and strive for Wisdom.

Wisdom is the application of knowledge in a way that aligns with an organization’s values, goals, and long-term vision and sustainability. It requires a deep understanding of the business landscape, as well as the ability to balance short-term gains with long-term sustainability.

Wisdom is the result of a deep understanding of the interrelationships between various factors, the ability to see the big picture, and the ability to make informed decisions in complex situations.

It involves not only knowing what to do but also understanding why it should be done. It also means knowing how to align and mobilize other individuals toward a new reality to meet the organization’s values and goals.

In the accelerated AI reality, wisdom is particularly important because it enables companies to deal with the ethical and societal implications of AI technologies.

With the increasing use of AI in decision-making processes, organizations must consider the potential impact on stakeholders, society, and the environment and ensure that their actions are guided by a strong moral compass.

Wisdom also includes the ability to learn from previous collective experiences to be able to change together. In a rapidly evolving business world, organizations need to be able to reflect on their successes and failures and use these insights to inform future decisions and strategies.

Cultivating wisdom within an organization is not an easy task, but it is essential for long-term sustainability and success.

It requires a commitment to continuous learning and development, a focus on ethical and responsible decision-making, and a willingness to engage in open and honest dialog with stakeholders.

If you want to know more about human dynamics and information, I would say that you should keep an eye on a neurodiverse workforce if you want to foster Wisdom.

In Enterprise Agility, neurodiversity means the “Diversity of human minds, how people think, focus, learn, process, and link information, and their distinctive way of connecting with the world.

Neurodiverse individuals often possess unique strengths and perspectives that can bring valuable insights to the Wisdom stage.

They may approach problems and data differently, offering fresh perspectives and innovative solutions, and be able to identify patterns and connections that others might miss, or challenge conventional thinking in ways, that lead to breakthroughs.I promise we will talk about this topic in detail in a future article. We all know that gaining wisdom is not an easy task, but it is essential for organizations that want to succeed in the face of accelerated change.

By fostering a culture of continuous learning, promoting cross-functional collaboration, and leveraging AI-powered tools and techniques, organizations can optimize their knowledge base and gain the clarity and insight they need to make smart decisions.

As you can see, the final stage in the path of knowledge is Flow, a state in which wisdom is seamlessly integrated into an organization’s day-to-day operations to build Shared progress. Shared progress is a crucial concept in the Enterprise Agility Way of thinking as also a framework.
