JTBD: As A Process Transformation Framework!

Breaking Down Silos, Solving Problems: How JTBD can help Transforms Cross-Functional Process Improvement and achieve the REAL solution

Are your process improvement efforts getting bogged down in endless meetings and conflicting opinions? Is your cross-functional team struggling to identify the core issues and find solutions that stick? Are you finding the outcome of the improvement project is not providing the desired outcome? You are not new ! we all face this in day to day operations.

This note brings a way to look at the way we can try solving this problem. Use of “the Jobs-to-Be-Done (JTBD) framework” as a powerful tool for unlocking collaborative problem-solving and propelling impactful process transformation to a very different use as compared to framework it was designed far.

You might have already read or heard about the book “Jobs to be done” by Anthony W. Ulwick. Jobs to be done (JTBD) refers to a business theory, framework, and perspective on why customers buy products. Jobs to be done theory, also called jobs theory, posits that people don't buy products; they “hire” them to do jobs, such as solving a problem or fulfilling a desire and guided how to develop product or services to the market.

Forget Features(symptoms), Focus on Jobs(core need):

JTBD shifts the focus from specific features and tasks to the underlying purpose behind your process’s improvement needs. It asks the crucial question: What jobs are we, as a team, trying to get done through this process? Are we optimizing efficiency, driving cost reduction, enhancing customer satisfaction, or something else entirely? What are the challenges and why?

Benefits of a JTBD Approach:

Shared Vision: JTBD creates a unifying language for your team, regardless of department or technical expertise. Everyone works towards the same job-centric goals, fostering collaboration and eliminating siloed thinking.

Root Cause Analysis: By digging deeper than surface-level symptoms, JTBD helps identify the core pain points hindering process effectiveness. This targeted approach prevents wasted time and resources addressing peripheral issues. Recall 5W-1H!

Creative Solutions: With the focus on "doing the job," teams are empowered to break free from conventional constraints and generate innovative solutions that truly address the underlying needs.

Data-Driven Insights: JTBD encourages continuous feedback and data analysis to monitor progress and refine solutions based on real-world impact. This iterative approach ensures ongoing improvement and adaptability.

Putting JTBD into Practice:

Define the Process Job: Clearly articulate the overall purpose of the process you're aiming to improve. What are you trying to accomplish?

Uncover Hidden Jobs: Through interviews and observation, identify sub-jobs within the main process that contribute to its success. Consider the challenges and pain points faced by individuals within each step.

Map Current Solutions: Analyze how existing procedures and systems address these jobs, highlighting inefficiencies and gaps.

Brainstorm Job-Focused Improvements: Encourage cross-functional collaboration to propose solutions that directly address the identified job needs. Don't be afraid to challenge assumptions, business rules and explore disruptive options.

Measure and Adapt: Track the impact of your improvements on key performance indicators and be prepared to iterate based on feedback and data. This ensures continuous progress and optimization.

By embracing JTBD, your cross-functional team can transform into a unified force for positive change. You'll break down silos, unearth root causes, unlock creative solutions, and drive sustainable process transformation that delivers on its promises.
