Intentional Culture: The Foundation of Successful Organizations

Not long ago, I commented on a LinkedIn post about organizational culture that resonated with me. I appreciated the author’s perspective and shared my own view: a positive culture doesn’t happen by chance; it requires deliberate effort, time, and dedication. In fact, the only culture that forms on its own is usually, if not always, a negative one.

I do believe this comment perfectly captures one of the most critical truths about organizational culture.

Culture is a fundamental driver of organizational success, but building a positive culture is neither automatic nor accidental. It requires deliberate action, ongoing investment, and a clear understanding of how cultural values directly impact team dynamics and business outcomes.

Let's explore why culture needs intentionality and the strategic steps organizations can take to nurture a thriving, resilient culture.

Why Intentionality Matters

Culture can be thought of as the invisible hand that guides how people within an organization interact, make decisions, and view their work. It’s the "way we do things around here" – a phrase so embedded in organizations that it’s easy to forget how powerful and influential it can be.

However, unlike concrete strategies or formal policies, culture is an evolving, complex system shaped by everyday interactions, leadership behaviour, and shared experiences.

When organizations neglect culture or assume it will "take care of itself," the vacuum is filled by negative behaviours, misaligned values, and unproductive work habits.

A lack of intentionality can lead to a toxic environment where employees feel disengaged, morale suffers, and collaboration declines. In contrast, a positive and purposeful culture builds a foundation of trust, fosters open communication, and encourages individuals to perform at their best.

The Risks of a Culture Left Unchecked

Unchecked cultures tend to default to dysfunction. Without clear, positive intentions from leaders, it’s common for silos to form, internal competition to overshadow collaboration, and trust to erode. These issues harm not only employee morale but also the organization’s performance and reputation.

Organizations with toxic cultures often see higher turnover rates, reduced employee engagement, and difficulties attracting top talent.

A 2021 survey by MIT Sloan found that toxic culture was 10.4 times more powerful than compensation in predicting a company’s turnover rate during the Great Resignation. This underscores the need for leadership teams to be proactive about the type of culture they want to create.

When left unattended, culture becomes susceptible to negative influences, undermining the organization's long-term vision and objectives.

Intentional Culture Requires Effort and Time

Building a strong culture doesn’t happen overnight. It’s an ongoing process that requires commitment and a clear roadmap.

An organization’s culture needs to be consistently cultivated, reinforced, and, where necessary, adapted to changing environments. This requires aligning the company’s values and mission with everyday practices and communication.

Moreover, cultivating a positive culture is not just the responsibility of HR departments or senior executives; it must be a collective effort.

Every member of the organization, from entry-level staff to C-suite executives, plays a role in building and reinforcing cultural norms. Leaders, in particular, need to model behaviours that reflect the desired culture. When employees see leaders acting with integrity, fostering collaboration, and acknowledging others’ contributions, they feel motivated to uphold these values in their own roles.

3 Simple Strategies to Build a Positive Organizational Culture

1. Define and Communicate Core Values:

A strong culture starts with clearly defined values. These values should represent what the organization stands for and guide decision-making at every level. Importantly, values should not be abstract principles confined to company brochures. They need to be communicated consistently and embedded in all aspects of the organization – from hiring and onboarding processes to performance reviews and daily interactions.

2. Empower Leaders to Be Cultural Ambassadors:

Leaders play an influential role in shaping culture. They set the tone for behaviour, communication, and the overall work environment. Empowering leaders to serve as “cultural ambassadors” ensures that they model and reinforce the desired behaviours. Training leaders to handle cultural challenges and communicate effectively can have a ripple effect across the organization.

3. Adapt and Evolve Culture to Meet Changing Needs:

Culture should be adaptable and responsive to changes in the business environment. Leaders must be willing to assess cultural health periodically and adjust as necessary. This flexibility allows the organization to remain resilient and aligned with its strategic goals, even in times of uncertainty.

The Payoff of a Strong Culture

Investing in a positive, intentional culture, yields significant returns.

Companies with healthy cultures often experience higher productivity, increased employee engagement, and improved customer satisfaction. A strong culture enhances organizational resilience, enabling companies to weather challenges and adapt to changes more effectively.

Additionally, a positive culture becomes a competitive advantage in the talent market. In today’s landscape, job seekers are not just looking for attractive salaries – they’re seeking environments where they feel valued, included, and motivated to grow.

Organizations that prioritize culture can attract and retain top talent more easily, giving them a vital edge in a competitive market.

Final Thoughts

Culture is the backbone of any successful organization, and it requires intentional action to thrive.

While it might be tempting to overlook culture in favour of more immediate business concerns, the long-term benefits of cultivating a positive, resilient culture far outweigh the initial investment.

As leaders and employees commit to building and sustaining a strong culture, they create an environment where everyone can contribute, innovate, and succeed.

By embracing intentionality, organizations not only improve their internal dynamics but also enhance their overall performance, positioning themselves for sustained success in an ever-changing world.

Unchecked culture poses significant risks to organizations and society alike. Ignoring it, lacking strong leadership, failing to intentionally shape it, or becoming complacent creates space for corruption, toxicity, and, in the case of societies, extremism. This is a powerful reminder for all of us to reflect and take action.
