Implementing Technical Product Management based on the LeSS (Large-Scale Scrum) model involves applying the principles of LeSS within the context of product management. LeSS is an agile framework for scaling Scrum to multiple teams working on a single product. The following will provide some tips and ideas in implementing LeSS in a Technical Product Management organization.
In LeSS, a Product Owner Team is formed to handle the overall product backlog and work collaboratively across teams. The Product Owner Team consists of multiple Product Owners who collectively own the product backlog and make decisions on backlog prioritization and release planning. Establish a Product Owner Team structure and define their roles, responsibilities, and decision-making processes. The Product Owner conducts regular Product Backlog Refinement sessions involving the Product Owner Team, Scrum Masters, and other relevant stakeholders. These sessions focus on clarifying requirements, decomposing user stories, estimating effort, and prioritizing backlog items. Ensure that backlog refinement is done collaboratively and transparently to align the understanding of product goals across teams. The Product Owner coordinates Sprint Planning sessions with all teams involved in product development. During these sessions, the Product Owner Team presents the highest-priority items from the product backlog, explains their business value, and answers questions from the development teams. Facilitate discussions to identify dependencies, risks, and technical considerations, and jointly agree on the sprint goal and commitment.
It is important in product management to establish effective communication and coordination channels among teams to foster collaboration. Encourage cross-team Scrum of Scrums meetings to address dependencies, resolve conflicts, and share updates. Use visual management tools like team boards or electronic boards to provide visibility into work progress and facilitate coordination. It is also important to develop a shared product roadmap that aligns with the overall product vision and goals. The Product Owner Team collaboratively creates and maintains the roadmap, incorporating inputs from stakeholders and taking into account market dynamics, customer feedback, and business priorities. Communicate the roadmap to all teams and stakeholders to provide a clear direction for the product.
An important factor in product management is continuous improvement. Leverage the Sprint Review and Sprint Retrospective ceremonies to gather feedback, inspect and adapt will allow the team to continuously improve. Conduct regular Sprint Reviews to demonstrate completed features, gather feedback from stakeholders, and incorporate it into future iterations. Use Sprint Retrospectives to reflect on the development process, identify improvement areas, and make necessary adjustments to enhance product quality and team effectiveness.

Ensure that the Product Owner Team maintains a holistic view of the product while coordinating and collaborating with multiple teams. Foster a shared understanding of product strategy, customer needs, and market trends among the Product Owners. Encourage knowledge sharing and alignment to prevent silos and enable effective decision-making. Conduct regular governance meetings involving key stakeholders, including the Product Owner Team, Scrum Masters, and relevant management representatives. These meetings serve as forums for reviewing the product's progress, addressing risks and impediments, and making strategic decisions. Ensure transparency, alignment, and collaboration among stakeholders in these meetings.
Encourage a culture of continuous learning and improvement at both the team and organizational levels. Facilitate communities of practice, where Product Owners and other stakeholders can share knowledge, exchange best practices, and support each other in their roles. Encourage experimentation, feedback loops, and the application of Lean thinking to drive innovation and optimize product management processes.
When new to LeSS consider engaging experienced LeSS coaches or Agile consultants to support the organization in adopting and effectively implementing the LeSS framework. These coaches can provide guidance, facilitate workshops, and help teams and stakeholders navigate the challenges associated with scaling Scrum and product management.
Remember that LeSS provides a framework, but it is essential to adapt and tailor it to your specific organizational context and product management requirements. Regularly inspect and adapt your Technical Product Management practices to ensure they align with the evolving needs of the product and the organization.
