If there's one video you should watch on my YouTube channel, this is it. I am the CEO of Third Stage Consulting Group , an independent firm dedicated to guiding clients through successful digital transformations.
Over the years, I've created more than 1,000 videos covering a wide range of topics related to digital transformations, ERP implementations, and enterprise software strategies. Recently, I decided to analyze my content using ChatGPT to identify the top 10 lessons I've covered. In this article, I'll summarize these key points, providing a detailed overview of what it takes to succeed in a digital transformation.
You can also watch my video explanation of these 10 points here:
1. ERP Selection is Critical
The first lesson that ChatGPT identified from my videos is the critical importance of ERP selection. Choosing the right technology that aligns with your organization’s unique business requirements is crucial for success. It’s not just about meeting your needs today, but also selecting software that can adapt to your future business goals and challenges.
A successful ERP selection process begins with a comprehensive understanding and prioritization of your business requirements. This isn't merely a "nice-to-have" step; it is a prerequisite. Without the right software tailored to your business model, your chances of digital transformation success are significantly diminished. This selection process should include a thorough analysis of potential software vendors, considering both current capabilities and future scalability.
While selecting the right ERP doesn't guarantee success, it does stack the odds in your favor. Conversely, choosing a poorly suited ERP system almost certainly leads to failure. Many of my videos delve into best practices for ERP selection, focusing on how to navigate the complex software market and identify the solutions best aligned with your business needs.
2. The Necessity of Change Management
A close second on the list is organizational change management (OCM), a topic I mention in almost every video. OCM is a fundamental prerequisite for digital transformation success. In fact, every ERP failure I have encountered in my career has involved poor or ineffective change management.
Change management goes beyond basic training and communication. It involves addressing resistance to change, providing organizational clarity, and preparing your teams for new processes and systems. This preparation requires a holistic approach that involves not just top-down communications but also bottom-up feedback and continuous engagement with stakeholders.
Many organizations underestimate the depth of change management required for successful digital transformation. To assist with this, I’ve created numerous videos and resources, including a comprehensive guide to organizational change management, which you can download for free on our website.
3. Business Process Management is a Must
Another key theme from my videos is the importance of business process management. Before focusing on technology, it’s crucial to analyze and optimize your business processes. If you dive headfirst into technology implementation without a clear understanding of how your business processes will change, you're setting yourself up for failure.
Successful digital transformation hinges on the ability to clearly define your current state, envision your future state, and design a target operating model. Only after these steps should you move on to selecting and implementing the technology that best fits these business process models. By focusing on business process management, you ensure that your digital transformation aligns with your strategic goals and operational realities.
For a deeper dive, you can find an extensive collection of videos on my YouTube channel that explore business process management strategies and frameworks.
4. Avoiding Common Pitfalls
One of the major themes across my content is how to avoid digital transformation pitfalls. There are two recurring pitfalls that I see time and time again:
My YouTube channel features numerous case studies and analyses of failed transformations. By searching for "failure" on my channel, you'll find insights into why projects fail and how to avoid these common pitfalls.

5. Defining a Digital and Implementation Strategy
Defining a tailored digital strategy and implementation plan is another vital lesson from my videos. Every organization is unique, with its own culture, competitive landscape, and operational nuances. A one-size-fits-all strategy will not suffice. Your strategy should reflect your current situation, align with your business goals, and be adaptable enough to guide your future direction.
I often stress that your digital transformation strategy should be distinct from your competitors' strategies. While it's useful to learn from industry peers, it's even more important to focus inwardly on your organization's strengths, weaknesses, and strategic vision. This inward focus will help you craft a transformation roadmap that truly aligns with your business.
6. Managing Vendors and Maintaining Project Ownership
In many of my videos, I call out the unethical practices sometimes present in the industry. Software vendors and implementation partners often have their own interests, which may not always align with yours. As such, vendor management is a recurring theme in my content.
You must take ownership of your project and not let vendors dictate the direction or pace of the implementation. While it's essential to work closely with your software vendors, technical consultants, and even independent advisors like Third Stage Consulting, ultimate ownership should rest with your internal team. Vendors can provide expertise and guidance, but they shouldn't manage your project for you. Internal ownership is crucial for aligning the project with your long-term vision and ensuring lasting success.
7. Learning from Case Studies
Theoretical frameworks and best practices are valuable, but nothing beats learning from real-world case studies. Throughout my YouTube channel, I share stories of successful digital transformations as well as cautionary tales of failure. Analyzing what successful companies did right, and contrasting it with what went wrong in failed projects, offers invaluable lessons.
For a deeper exploration of case studies, check out my weekly podcast, "Transformation Ground Control." There, I interview experts and explore detailed case studies, providing a richer understanding of what drives success and failure in digital transformation.
8. The Importance of Project and Program Management
Effective project management is another essential ingredient for a successful digital transformation. Without the right governance, controls, and risk mitigation strategies, projects are prone to derail. However, it's not just about managing individual workstreams; you also need an overarching program management office (PMO) to oversee the entire transformation journey.
The PMO should coordinate both technical and non-technical workstreams, including organizational change management, business process improvement, architecture, data migration, and more. This comprehensive approach ensures that every aspect of the project is aligned with the overall strategic vision. For more on this topic, watch my video that delves into the distinctions between project management and program management.
9. Continuous Improvement and Value Creation
Too many organizations implement technology without a clear vision of the business value they aim to achieve. Even those who define expected business benefits often fail to go back and measure their outcomes.
This is why continuous improvement and benefits realization are frequent topics on my channel. You must have a clear vision of the tangible, quantifiable benefits you expect from your investment. More importantly, you need to measure performance after implementation and commit to ongoing improvement. Digital transformation is a journey, not a one-time event.
The only way to fully realize the expected business value is to continuously refine your processes, systems, and strategies post-implementation. This ongoing commitment to improvement ensures that your digital transformation investment yields maximum return over time.
