How do I actually support my team?

As a leader, it is, of course, my job to support my team members. But how do I decide which person needs which support from me? I want everyone to perform really, really well!

A very simple matrix helps me decide how to support which person in the team as I reflect on their performance and potential.

I define potential as a combination of ability, commitment, and aspiration. For example, does the person want to develop themselves and learn new things?


PROMOTE

High performance, high potential: The person strives for more. I may give them more responsibility and facilitate further development.


TRAIN

Low performance, high potential: I may help the person develop their skills. If they have high potential, they will learn quickly.


EXTEND ROLE

High performance, low potential: their role is just right. I give them more similar tasks.


CHANGE

Low performance, low potential: The person is probably not feeling very comfortable and confident. I'm sure they'd be happier in a different role or at a different company.


NOW IT'S YOUR TURN

I now place each person on my team in this matrix and quickly determine what I need to do as a leader to provide each individual with what they need to become a high performer.
