In today's rapidly evolving world, the demand for innovative leadership has never been more pressing. Traditional leadership models—dominated by hierarchies and top-down decision-making— no longer suffice. The capacity and competency now demanded from modern leaders requires expansion and evolution.
This realization has propelled my search for a more transformative leadership philosophy; one that could encompass deeper realms of consciousness, connectedness and creativity.
Drawing from my own transformation, documented in my latest book (Be More: What to do when you can't do any more ), and the thinking and practical application so generously shared the Conscious Leadership Group , CLG (a consultancy founded by Jim Dethmer and Diana Chapman ), this article delves into the essence of conscious leadership and its profound impact on personal and professional realms.
The Essence of Conscious Leadership:Understanding the 'Above and Below the Line' Model
Conscious leadership is more than just a style or strategy; it's a profound shift in we perceive, interact with, and respond to our surroundings. It requires a deep inner awareness and a commitment to personal growth. Central to this transformative approach is the concept of operating "above and below the line," a metaphor that offers a powerful framework for self-reflection and accountability.
Below the Line: The Space of Reactivity
Operating "below the line" is characterized by a state of reactivity, blame, and defensiveness. When leaders find themselves below the line, they typically operate from a place of fear, seeing the world through a lens of scarcity, competition, and threat. This reactive mode is often unconscious, driven by deep-seated fears and insecurities, leading to behaviors like blame, denial, and procrastination.
Below the line, leaders tend to ask questions like "Whose fault is this?" and "Why is this happening to me?" This mindset traps leaders in a victim mentality, one where circumstances control them, rather than them controlling their response to circumstances. It's a defensive posture, one that stifles growth, innovation, and connection, as it pushes others away and shuts down open communication.

In contrast, operating "above the line" is marked by proactivity, ownership, and curiosity. Leaders in this state are characterized by their willingness to take responsibility for their experiences, their open-mindedness, and their commitment to learning and growth. This is a space of empowerment, where leaders choose to respond rather than react, driven by a mindset of abundance, collaboration, and possibility.
Above the line, questions shift to "What can I learn from this?" and "How can we grow from this situation?" This perspective fosters a culture of trust, openness, and innovation. They cultivate environments where mistakes are seen as learning opportunities, and where transparency and honesty are valued above saving face.
Navigating the Line: A Continuous Journey
Don't get me wrong here, the journey of conscious leadership is not about permanently staying above the line (perhaps 95% of us are below the line 95% of the time!).
Rather, it's more about recognizing where we are at any given point: Above or below the line. And if we are below the line and both want and are willing to be above the line, choosing an effective shift strategy.
This requires vigilance, self-awareness, and the humility to admit when we're in a state of fear or defensiveness. It involves regularly checking in with ourselves and asking, "Am I operating above or below the line right now?" (I love how Diana Chapman deftly uses the refrain "Where am I?" and I've found tools like MindJogger are super helpful as prompts for this practice.)
Transitioning from below to above the line is not always instantaneous or easy. It requires a conscious choice and often a shift in perspective. This might involve pausing to breathe more intentionally, creating space to step back to view the situation from a less triggered state, or engaging in dialogue to explore different viewpoints. It's about moving from a mindset of "me against the world" to "we're in this together," from isolating silos to collaborative networks.
Practical Implications for Leaders
The above and below the line model has profound implications for leadership practice. I've found that Leaders who understand and apply this model can lead teams through change more effectively, resolve conflicts more constructively, and create a culture that fosters innovation and resilience. They become adept at navigating their own internal landscapes, as well as guiding others through their challenges.
Consciously choosing to operate above the line transforms leadership from a position of authority to a role of service and stewardship. It changes the dynamics within teams and organizations, leading to more engagement, higher morale, and better outcomes. Going Deeper: Exploring the 15 Commitments
I've found the 15 Commitments model, that CLG have created, a phenomenal tools, with each commitment a beacon guiding the path from reactivity to creativity, from isolation to collaboration, and from autopilot to aware engagement. Through these commitments, leaders can navigate the tumultuous seas of modern leadership with grace and efficacy. Below I've set a few examples of how these commitments have resonated for me in my operational roles and how they might be helpful to you. (My current coaching practice has been built on the foundation of many operational roles in which these commitments have been vital.)?
1. Radical Responsibility: Embracing this commitment constantly transforms my approach to challenges. No longer casting blame outward, I look inward, asking, "How have I contributed to this situation?" This perspective shift, from victimhood to ownership, opens up new avenues for problem-solving and personal growth, fostering a culture of accountability and self-reflection.
2. Learning through Curiosity: Curiosity has become my compass, guiding interactions and decisions. By replacing defensiveness with inquiry, I now foster open dialogues and innovative thinking within my team. This commitment urges leaders to view every situation as a learning opportunity, thereby cultivating a culture of continuous improvement and open-mindedness.
3. Feeling all Feelings: Acknowledging and processing emotions has been pivotal. By giving space to my feelings, I am consistently learning to respond rather than react. This emotional honesty builds deeper connections within teams and encourages a supportive environment where vulnerability is not weakness but a strength.

11. Sourcing Approval, Control, and Security: Shifting from external validation to internal self-assurance has been a constant struggle but one that has empowered me and my team to make more grounded, confident decisions, fostering a culture of self-reliance and resilience.
12. Having Enough of Everything: Embracing abundance, moves us away from scarcity thinking. This mindset shift allows us to operate from a place of generosity and collaboration, driving collective success.
