Harnessing the Power of AI: A Practical Guide in 10 Steps for SMEs

I spent a day at Cranfield University's VentureDay 2023: Surviving and Thriving in Difficult Times where SMEs and Entrepreneurs gathered to hear from business leaders and strategic thinkers on the biggest issues facing SMEs right now. AI came up in every panel discussion and most presentations. This got me thinking about how the integration of Artificial Intelligence (AI) has become crucial for Small and Medium-sized Enterprises (SMEs) seeking to stay ahead of the competition. I firmly believe that the strategic adoption of AI can enable SMEs as well as the enterprise, to achieve better automation, lower costs, improve efficiency, gain a competitive advantage, and successfully enter new markets. Successful integration of AI into a business should deliver tangible results based on the same ROI that you expect from other investments. The purpose of integrating AI is to leverage its capabilities in making processes faster, lowering costs, gaining better insights, and enabling your team to focus on more critical tasks.

So where do you start? Here are my thoughts on some practical steps in order of priority:

  1. Identify High-Impact Use Cases: Begin by identifying specific areas within your organisation where AI can have the most significant impact.? Focus on AI applications that offer the most immediate returns. Consider processes that are labour-intensive, prone to errors, or require substantial time and resources. Examples could include customer service, sales, marketing, software development, data entry, inventory management, or demand forecasting. Prioritise use cases that have a tangible impact on your bottom line and can provide a rapid return on investment. See Exhibit 3 Mckinsey's Report for ideas
  2. Collaborate with AI-Embedded SaaS Vendors: Engage with your existing Software-as-a-Service (SaaS) vendors and assess their AI capabilities. Ensure they are embedding AI into their applications to take advantage of efficiency, cost savings, and new opportunities. Explore the AI-powered features and enhancements they offer, such as predictive analytics, intelligent automation, or data-driven insights. Leveraging AI from trusted SaaS vendors allows you to enhance your existing software ecosystem efficiently and quickly without massive investment in bespoke AI applications
  3. Develop an AI Strategy: Create a comprehensive AI strategy aligned with your business goals. Define clear objectives, such as improving operational efficiency, reducing costs, or enhancing customer experiences. Establish a roadmap for AI adoption, outlining key milestones and the resources required. Engage stakeholders, including your management team, to gain their buy-in and ensure a unified approach toward implementing AI within your organisation. Establish controls and governance mechanisms to mitigate risks related to data privacy, algorithmic bias, and security breaches. Encourage transparency, accountability, and regular audits to maintain control over AI-powered processes.
  4. Data Infrastructure and Quality: To leverage the power of AI, establish a robust data infrastructure. Ensure data is collected, stored, and managed in a structured and secure manner. Evaluate the quality of your data, identifying any gaps or inconsistencies that may hinder AI implementation. Implement data governance practices to maintain data accuracy and integrity, enabling AI algorithms to generate reliable insights.
  5. Partner with AI Experts: Engage with AI experts, consultants, or technology vendors who specialise in providing AI solutions for SMEs. Collaborate with them to understand the AI landscape, evaluate suitable technologies, and customise AI solutions to your specific business requirements. Partnering with experts ensures you leverage their knowledge and experience, accelerating the AI integration process.
  6. Start with Automation: Automation should be your initial focus. Implement AI-driven solutions such as chatbots, natural language processing, and robotic process automation (RPA) to streamline repetitive and manual tasks. This will free up resources, increase operational efficiency, and reduce errors. Consider customer service automation to improve response times and enhance customer satisfaction.   7. Data Analysis and Insights: Leverage AI-powered analytics and predictive modelling to derive meaningful insights from your data. Implement tools and algorithms that can analyse vast amounts of data, identify patterns, and predict trends. This will enable you to make data-driven decisions, optimise supply chain operations, and refine pricing and marketing strategies. It may even give you an understanding of the value of your data for resale under licence in the data market. Embrace AI-powered CRM systems to personalise customer experiences, strengthen customer loyalty, and gain a competitive edge.
  8. Cost Optimization and Efficiency: Explore AI solutions that can optimise your costs and enhance operational efficiency. Implement predictive maintenance algorithms to identify equipment failures in advance, reducing downtime and maintenance costs. Utilise AI-powered inventory management systems to optimise stock levels, minimise waste, and improve cash flow management. Automate financial processes such as invoice processing to reduce manual effort and minimise errors.
  9. Gain a Competitive Advantage: To gain a competitive advantage, focus on AI applications that enhance your customer interactions. Leverage AI-driven sentiment analysis and social listening tools to understand customer preferences and sentiment toward your brand. Implement recommendation engines to personalise product offerings and improve cross-selling and upselling opportunities. Stay updated on emerging AI trends and adopt new technologies accordingly to stay ahead of your competitors.
  10. Enter New Markets with AI Insights: AI can empower you to enter new markets by providing valuable insights. Implement machine learning algorithms to analyse market data, consumer behaviour, and competitor activities. Gain a deep understanding of untapped market niches and emerging trends. Utilise AI-powered language translation tools to overcome language barriers and communicate effectively with international customers. With AI-driven market insights, you can make informed decisions and tailor your strategies for successful market expansion.

In adopting AI for your SME, it is vital to maintain a business-first approach and not be swayed by the allure of AI as a solution in search of a problem. Remember that you are the expert in your business, and AI should serve as a tool to continually enhance and improve what you do. The purpose of integrating AI is to leverage its capabilities in making processes faster, lowering costs, gaining better insights, and enabling your team to focus on more critical tasks.

By approaching AI with a business-first mindset, you can ensure that the solutions you implement align with your specific needs and objectives. Conduct a thorough assessment of your existing operations, identify pain points, and define the desired outcomes you want to achieve. From there, explore how AI can support and enhance your existing business processes rather than attempting to retrofit your business to fit an AI solution.


Being AI-savvy as an SME means understanding that AI is not a magical fix-all, but a powerful tool to augment your capabilities. It allows you to be competitive, agile, and prepared to seize new opportunities that align with your business goals. By maintaining a strong focus on business sense and evaluating the potential impact of AI on your operations, you can ensure that its implementation is driven by a strategic vision for growth, efficiency, and success.

By adopting a business-first approach and integrating AI as a tool to continually improve your operations, you position your SME for long-term growth, increased competitiveness, and the ability to capitalise on emerging opportunities that align with your business objectives.
