Creating an AI Center of Excellence (COE) is a transformative step for any organization looking to harness the power of artificial intelligence. With a long career in IT consulting and leadership roles, I have established IT operating models and COEs for over 20 years, starting with data and integration. My journey includes creating AI operating models, setting up AI COEs, and developing strategies for cloud data governance, integration, and enterprise architecture. In this blog, I'll share insights and best practices on how to successfully create and lead an AI COE, leveraging my experiences with AI/ML technologies, strategic planning, and organizational governance to deliver impactful AI solutions.

What is an AI COE?

An AI Center of Excellence (COE) is a centralized team within an organization that focuses on driving AI initiatives, fostering innovation, and ensuring best practices in AI development and deployment. The AI COE serves as a strategic resource, providing expertise, tools, and frameworks to support AI projects across the organization.

Benefits of an AI COE

Establishing an AI COE offers numerous benefits, including:

  • Standardization: Ensures consistent methodologies and practices across AI projects.
  • Efficiency: Streamlines AI development and deployment processes.
  • Innovation: Fosters a culture of innovation and continuous improvement.
  • Expertise: Centralizes AI knowledge and skills, making them accessible to the entire organization.
  • Governance: Provides a structured approach to managing AI initiatives, ensuring compliance and ethical considerations.

Starting with an AI Steering Committee

Before setting up an AI COE, it's crucial to establish an AI Steering Committee. This committee, composed of key stakeholders and decision-makers, will provide strategic direction, prioritize AI initiatives, approve standards and policies, and ensure alignment with business goals. The AI Steering Committee plays a vital role in securing executive buy-in and resources for the AI COE.

Steps to Create an AI COE

  1. Form the Steering Committee: Select key stakeholders and decision-makers from key departments to provide strategic direction, prioritize AI initiatives, and ensure alignment with business goals.
  2. Define Objectives: Clearly outline the goals and objectives of the AI COE.
  3. Assemble the Team: Gather a multidisciplinary team with expertise in AI, data science, and business strategy.
  4. Develop a Roadmap: Create a roadmap outlining the phases of AI COE development, such as a 30, 60, 90-day plan including activities and goals.
  5. Establish Governance: Define governance policies and procedures to ensure secure, compliant, and ethical AI practices.
  6. Set Up Infrastructure: Select and implement the necessary tools, technologies, and platforms to support AI initiatives. Define your infrastructure as a reusable reference architecture.
  7. Develop a Communication Plan: Create a plan and presentation to communicate the vision, goals, and progress of the AI COE to all stakeholders.
  8. Engage Stakeholders: Communicate the vision and benefits of the AI COE to stakeholders across the organization. Establish a stakeholder engagement approach and cadence.
  9. Innovation Framework: Create structured processes for AI ideation, experimentation, and scaling, ensuring AI projects are systematically developed and implemented.
  10. Monitor and Improve: Establish AI KPIs and continuously monitor the performance of the AI COE, maturing the AI COE over time.

Deliverables for the AI COE

The AI COE should produce several key deliverables, including:

  • Operating Model: Detailed documentation of the AI COE's structure, including organizational charts, Venn diagrams, and RACI (Responsible, Accountable, Consulted, Informed) matrices.
  • Governance Policies and Procedures: Comprehensive guidelines for engaging the AI COE, project initiation processes, and ongoing project engagement. Defined and approved policies and procedures for the compliant, ethical and secure use of AI.
  • Knowledge Management: Systems and processes for capturing, sharing, and leveraging AI knowledge across the organization.
  • Training and Stakeholder Enablement: Programs to educate and empower stakeholders, ensuring they have the skills and understanding needed to effectively engage with AI initiatives.
  • Standardized Processes: Templates and frameworks for AI project business cases, project initiation, COE service engagement (e.g., consultations, business cases, architecture design), and COE roles and responsibilities.

I think the more important function of COE is to establish framework and governance standards to guide Ethics and regulation, as these are still evolving and critical. It may not be overkill to hire a fractional Chief AI officer , who can lead the CoE to define the business value and drive AI adoption.?
