Employee enjoyment at work significantly influences job retention, with those who enjoy their work being about 50% less likely to seek new employment. However, enhancing job satisfaction goes beyond offering perks like free lunches. It requires integrating joy into the daily tasks and routines of employees.

As companies incorporate generative AI (Gen AI) and other technologies into their workflows, it's crucial to consider not only productivity gains but also how these technologies impact employees' enjoyment of work. Successful Gen AI integration should not only improve efficiency but also increase time spent on fulfilling aspects of jobs and reduce repetitive or stressful tasks.

The Impact of Toil and Joy on Job Satisfaction

Our research indicates that employees can only tolerate up to four hours of unenjoyable work (toil) per week before considering leaving their jobs. Conversely, employees who spend at least 10 hours per week on tasks they enjoy are less likely to seek new employment.

With these thresholds in mind, how can leaders leverage Gen AI to enhance job satisfaction?

Study on Gen AI Adoption

We conducted a study with 522 administrative and HR professionals at BCG across eight countries, providing them with Gen AI tools and training materials. Our findings highlight practical ways to promote Gen AI adoption, increase job enjoyment, and reduce toil.

The Role of Managers

Effective Gen AI adoption hinges on proactive managers. Managers are pivotal in guiding teams through changes and embedding new technologies into daily workflows.

1. Managerial Adoption and Influence: Teams with high Gen AI adoption rates had managers who extensively used the technology themselves. These managers were 229% more likely to experiment with the tools, creating a virtuous cycle where high-using managers led to high-using teams and vice versa.

2. Caring Managers Foster Adoption: Employees who felt their managers cared about them had 14% higher Gen AI usage. Creating a psychologically safe environment for experimentation is key. For example, having teams write Shakespearean sonnets using AI tools fostered a fun, low-risk atmosphere, resulting in 47% higher adoption rates.

3. Understanding the “Why”: Managers who communicated the purpose and benefits of Gen AI saw a 66% higher usage rate among their teams. Belief in the positive impact of Gen AI is crucial, as is addressing concerns and demonstrating benefits locally within teams.

Co-Creating Gen AI Workflows

The study revealed that co-creation significantly enhances Gen AI adoption. In the experimental group, managers and peers collaboratively adapted Gen AI tools to their daily tasks, sharing learnings and conducting bi-weekly pulse checks. This group had twice as many active Gen AI users and reported 13% greater overall job enjoyment compared to the control group.

Addressing Sources of Joy and Toil

Identifying specific tasks that cause joy or toil is essential for effective Gen AI deployment. For example, administrative professionals spend a significant amount of time coordinating meetings, often waiting for responses from stakeholders. Introducing AI-driven calendar tools saved participants one to two hours per week and increased their enjoyment and effectiveness.

Participants also used Gen AI for professional development tasks, reporting 18% higher job satisfaction and 13% higher effectiveness. Similarly, HR professionals using Gen AI for focus work tasks, like preparing emails or reports, spent 29% less time on these tasks, reallocating this time to more enjoyable activities, resulting in higher enjoyment and effectiveness.

Utilizing Saved Time

Employees often reinvest time saved through Gen AI into more enjoyable tasks, such as problem-solving, interpersonal interactions, and learning and development, further enhancing job satisfaction.

Conclusion

Gen AI offers significant efficiency and effectiveness gains, but its successful adoption depends on ensuring that employees also benefit from these tools. By integrating joy into the workflow, co-creating solutions with employees, and supporting managers as role models, organizations can enhance job satisfaction and reduce turnover.
