In today’s business landscape, automation is making significant strides, particularly in warehouses and distribution. Statista forecasts that the global market revenue for robotics automation will skyrocket from $7.91 billion in 2021 to over $51 billion by 2030.
In the realm of e-commerce, robots have been keeping up with customer demands impressively. Advanced robotic order fulfillment systems can handle up to 1,000 item storage and retrieval tasks per aisle each hour. However, these systems have limitations. Fully automated distribution centers might excel in speed, but as the number of robots increases, they often start to hinder each other, and merely adding more robots won’t enhance efficiency.
So, where do we go from here? Is the future of human jobs merely about maintaining robots? Our research indicates otherwise. In our analysis of distribution center operations, humans still play a crucial role even in highly automated settings. In fact, combining human effort with automation often proves to be more efficient, flexible, and cost-effective than full automation.
Keeping a Human in the Loop
I tried to examine a few fully robotized order fulfillment systems from global companies like WITRON Group , Ocado Group , Exotec , LIBIAO ROBOTICS , and Locus Robotics . These systems range from automated mixed roll-cage loading in grocery warehouses to robotic sorting solutions for store and e-commerce orders. While these systems offer flexibility to manage demand fluctuations, they require specific warehouse storage layouts and can become prohibitively expensive when many robots are needed to achieve a desired throughput level.
On the other hand, I strongly believe that warehouse systems are significantly more efficient when humans are well integrated into automated processes. Human-robot collaborative systems, or “cobots,” used by companies like DHL and 美商宏鹰国际货运 , have shown benefits such as reduced travel times and fatigue, higher productivity, and more motivated employees.
Humans excel at identifying opportunities for ongoing incremental improvement. While automation provides a one-time boost, involving humans results in continuous, small gains. Adding a bit of choice to human tasks and designing user interfaces effectively can greatly enhance productivity. If we work on collaborative robots in an order-fulfillment process, giving humans more autonomy and allowing robots to assist might lead to an increase in productivity compared to robots leading the process. This aligns with self-determination theory, which posits that autonomy, competence, and relatedness boost motivation and engagement.

We also need to understand the benefits of an incremental approach to automation. In countries where robots are imported and implementation costs are high, a phased introduction of automation often makes a stronger business case than full automation. A flexible system allows for seamless scaling during peak demand and scaling down afterward. Moreover, having humans on hand helps maintain operations smoothly if issues arise.
Start with People
I think that involving people in the automation process makes systems more efficient and smoother. To implement this successfully:
Although involving people from the start may slow down the initial design stage, it pays off during the rollout and leads to long-term success. Don’t worry about automating only parts of your system; the most cost-effective approach often involves incremental adoption. By integrating human efforts with automation, we can create a more efficient, flexible, and enjoyable work environment.
As we move forward in this rapidly evolving landscape of warehouse and logistics automation, the integration of human skills and robotic efficiency will continue to shape the future. The synergy between humans and robots not only enhances productivity but also creates a more engaging and fulfilling work environment. Incremental automation, where humans remain an integral part of the process, ensures flexibility, continuous improvement, and a seamless adaptation to changing demands.
By valuing human input and fostering collaboration between workers and technology, businesses can achieve greater success and innovation.
