Over the Christmas break, while meeting with ex-colleagues, we discussed how the Quality and Value of IT Consulting projects could be measured and increased. While it's tempting to equate quality with functionality and value with cost-effectiveness, the conversation soon revealed a more complex landscape. We each saw common themes: while clients often aspire to be at the forefront of innovation, they usually prefer proven solutions. As IT consultants, our role continues to be offering robust strategies that align with these cautious yet ambitious goals, but to do so in a manner that differentiates and leads to repeat business.

Elevating Quality in IT Consulting

Quality in IT consulting, we felt, could be likened to craftsmanship. It's about the depth of engagement, precision, alignment with client needs, surpassing technical standards, and contributing to a common body of knowledge. These aspects, though subjective, have measurable indicators:

  1. Technical Accuracy and Reliability: High-quality systems are consistently reliable. Metrics like system uptime, bug frequency, and response time are tangible measures.
  2. Process Efficiency: Efficient methodologies to manage project time and delivery progress. Metrics like project completion time, the ability to state progress against a timeline, adherence to budgets, and agility in adapting to change.
  3. Client Satisfaction: Client feedback, retention rates, the consultancy's ability to understand needs, communicate effectively, and the depth of client-consultant relationships are crucial indicators of quality. Surveys, Net Promoter Scores (NPS), and the rate of repeat business offer valuable insights.

Improving these areas ensures a foundation of Quality that's both tangible in the consultant's work and perceptible to the client. However, we felt, these indicators were best measured by those directly involved in the project as they are diluted when separated from the people who do the work; they must be complemented by an understanding that not all valuable aspects of consulting can be quantified and that there may be external reasons why certain metrics cannot always be met.

Maximizing Value through Holistic Understanding and Subject Matter Expertise

The key to increasing Value in IT consulting lies in a holistic understanding of the client's goals, complemented by subject matter expertise. This approach allows consultants to identify and activate features and capabilities that align with the client's broader objectives, possibly beyond the client’s initial awareness.


Successful consultants need to grasp and be able to articulate the ‘big picture’.?

Executives seek consultants who can tie their work into overarching business goals rather than focusing solely on technical details. For example, when advising on a remote access system, the end goal for the client may be to reduce costs by allowing sellers to work while on the road. With this deeper understanding, the consultant could activate features within the system that provide streamlined access for mobile users and self-service password resets, reducing the time sellers need to carry out their work and eliminating helpdesk tickets and their associated cost. This is sometimes called ‘seeing the business side’ but it’s really understanding the value of the solution being implemented and how that value can be maximised.

Value in IT consulting extends beyond the immediate technical solution to include both tangible and intangible benefits. Value is derived from Quality but is separate and a perception of how significantly that work contributes to organisational success.

To align Quality with Value creation, IT consultants should:

  • Understand their client’s needs comprehensively, not just from a technical standpoint but also in terms of their business objectives and challenges.
  • Apply best practices while being adaptable to the specific context of the project.
  • Emphasize strategic planning and develop unique service offerings that stand out in the market.
  • Stay open to evolving technologies and methodologies, avoiding value rigidity.
  • Foster continuous learning and improvement, staying ahead in a rapidly changing technological landscape.

Enhanced value in IT consulting should be measured through:

  • Business Impact: Focusing on how the project contributes to increased revenue, cost savings, or market share.
  • Operational Efficiency: Assessing improvements in workflows and productivity.
  • Strategic Alignment: Ensuring IT solutions support and align with the client’s strategic objectives.
  • User Adoption and Satisfaction: How many of the licenses purchased are currently in use. Evaluate the engagement levels and satisfaction with the solution.
  • Knowledge Transfer and Empowerment: Enhancing the client team's skills and understanding of the solutions.
  • IT Agility: Assessing the flexibility of the solution in supporting business needs without extensive changes.

?The Value of IT consulting projects should be measured through business impact, operational efficiency, strategic alignment, user adoption and satisfaction, knowledge transfer and empowerment, and IT agility. This approach to measuring value both ensures that IT solutions are effective and lays the groundwork for building strong, trust-based relationships with clients.

Trust is critical to successful client relationships and, as my friend and ex-sales director used to say, “this business is all about relationships”. Building trust is more than just showcasing technical skills or logical solutions. Trust is a complex mix of both rational understanding and emotional connection. These elements are essential in forming and maintaining strong client relationships. It's about being technically proficient while also genuinely understanding and aligning with the client's needs and perspectives.

The Rational and Emotional Facets of Trust

Trust in any professional setting, including IT consulting, emerges while applying expertise to solve client problems. This expertise is essential, but not the standalone factor of success. In addition to technical proficiency, emotional factors such as the consultant's dedication to their client's interests, the capacity to delicately challenge and guide the client, and overall support each significantly contribute.

Clients often gravitate towards consultants who can offer more than just technical solutions. They look for advisors who understand their unique challenges and who can empathize with their individual needs. This understanding and empathy creates a two-way relationship in-which both the consultant and client contribute to the growth and strengthening of trust. That mutual relationship building is key to effective consulting, as it moves away from the provision of one-time answers and creates a true partnership.

The Role of Authentic Behaviour in Building Trust

Clients can identify authenticity and are more inclined to trust consultants who exhibit genuine interest and understanding of their needs. When consultants operate with authenticity and avoid being overly manipulative or clever, such as pushing solutions they want to sell rather than those that truly benefit the client, they earn greater trust. This higher trust leads to greater client commitment and stronger leverage in the consulting relationship. Authentic behaviour in consulting means understanding the client's problems and offering solutions that genuinely aim to resolve these issues rather than just selling a product or service.

In IT consulting, trust is built through expertise and genuine value delivery. High-quality, efficient solutions that reflect the client’s business objectives not only demonstrate technical acumen but also generate real Value. This approach is fundamental in establishing trust and growing the use of your solutions within the client’s environment. Through this approach, clients perceive the consultant as a partner in their success, a trusted advisor, rather than just a service provider.

Alignment with the client's wider business goals is crucial. Consultants should integrate these objectives into their IT strategies, showing commitment to the client’s broader success and building relationships.

Mature Professional Services organisations can build trust, provide, and increase customer value when their services are applied correctly. Measuring success extends beyond technical excellence to include strategic alignment and client satisfaction, forming the foundation of strong, enduring partnerships that can grow deployments.

Trust and trustworthiness are very difficult to build very easy to loose, understanding, guiding and helping customer deliver their vision is critical, understand the people and their capabilities and how they can leverage your services, technology, solution, software and you will be on the right path.
