Do Agile Misconceptions Result In Dual-Speed Agility?

Recently, I have talked with managers in the organization that uses some of the agile techniques. They were looking for somebody who will supervise and manage their Agile adoption. I was unsure after reading their ad whether to respond or not but decided to talk to them anyway to learn more. Agile is not well defined. I asked them to describe to me what does the word Agile means for them. Then I presented my vision. I have learned over the years that asking for details can prevent misunderstandings. It clarifies the underlying problem and lets us better understand each other. Only then do we start drawing our new journey, how to be and work together.
During the discussion, I observed two different perspectives. In my understanding, the agile organization is a living organism. That is why I started my presentation with a bit of the history and evolution of Agile, its purpose, different types of stakeholders, and their dependencies. I mentioned the importance of the company culture and underlying agile values, including growing people and helping them become proactive and engaged. I described my views on the cultivation of work environment, cross-departmental collaboration, stakeholders, and creating knowledge. Knowledge creation is an essential component for good engineering practices, teams setups, and organization of work. It helps us with removing bureaucracy and politics. It enables delegating decisions making authority to people and eventually supports redesigning the structure and value flow. Agile is about the delivery of value to multiple types of stakeholders. Faster and certainly in parallel, so no stakeholder is ignored or omitted.
On the other hand, their understanding of agile organization is a machine. I have noticed a technocratic view probably formed by one of those big consultancies. Their viewpoint was limited to tribes and squads (because they found something called Spotify model somewhere), Scrum, and OKR. No employees, no customers, and nothing that would somehow improve the lives of the stakeholders. No mention of engineering practices and only some general ideas about company culture. The people I was talking with were also much younger than me. It was no surprise then that they never heard about big names of Agile – Gilb, Poppendieck, Cockburn, Snowden, and many more. Their focus was on expansion at all costs to improve valuation and perhaps gain market share. Organization of work is an unnecessary delay that does not contribute to exponential growth.
What is the purpose of the organization??
Is it to maximize money-making and growth at all costs? Is it ok in 2021 to ignore organizational social responsibility? When an organization tries to reach its goals through maintaining chaos, it usually results in stress, fluctuation, and employee disengagement. If the aspirations are fuzzy, aims are high, and nothing else matters, the outcomes often lead to gaming the results and toxicity.
I researched on the Internet to find out whether I can find what their employees say about their company. And I found something. In the ranking of companies as good places to work, their ranking was around 50%. It is significantly below average. The company is full of young people who do not recognize yet bad or illegal managerial practices. I found stories describing the toxic behavior of the superiors. Even if half-true, these would be sufficient for disciplinary action or eventually termination of a work contract. People mentioned wrong processes, financial penalties without explanation, lack of respect, stress, frequent changes, and ad-hoc decisions that prevent them from planning holidays or personal life. I can only speculate here. It seems to me, based on age, that these managers do not have (any) previous managerial formation, life experience, or access to mentoring that would help them to form their thinking and behavior. I am afraid that when an organization runs on steroids, it demands or tolerates such toxic behaviors. And it also produces the people who select shortcuts and cheating as an attitude, which deteriorates their possibilities to succeed.
I help organizations to transform for a decade now. My experience shows that it is rarely sustainable to achieve good performance through constant pushing, threats, aggressive and maliciously proposed incentives, or even illegal practices. We regularly gain many more when we create a safe to fail culture of learning based around values, transparency and crafted to reinforce individual strengths. It is a source of innovation and value delivery. Engineering practices, Scrum, suitable frameworks, and collaboration pop up almost naturally then. Once foundations are cemented and firm, we can speed up. Instead of sprinting, we rather switch to a marathon and tailor its performance to perfection. Similar ideas also propose Eric Ries, a founder of The Lean Startup. Recently he founded LTSE (Long Term Stock Exchange) to promote long-term sustainability, which leads to value creation and breakthrough innovations over short-term focus, which results in hazardous tradeoffs. In my opinion, it is this cherry-picking that misuses the Agile principles.
My questions to you and the agile community: What is your version of Agile? Are you closer to one of these perspectives? Living organism addressing people or a machine? Or do you have a view completely different? Is the growth reinforced by the doses of steroids that important for organizational health, sustainability, and value delivery? Do we have dual-speed Agility? The one for long-term sustainable business. And another one that cherry-picks a handful of techniques to be used by extreme hype and doped companies.

Nedávno som sa rozprával s mana?érmi v organizácii, ktorá pou?íva niektoré agilné techniky. H?adali niekoho, kto bude dohliada? a riadi? ich implementáciu Agile-u. Po pre?ítaní ich inzerátu som si nebol isty, ?i mám reagova?, alebo nie, ale aj tak som sa rozhodol s nimi porozpráva?, aby som sa dozvedel viac. Agile nie je dobre definovany. Po?iadal som ich preto, aby mi opísali, ?o pre nich slovo Agile znamená. Potom som predstavil svoju víziu. Za tie roky som sa nau?il, ?e pyta? sa na podrobnosti m??e zabráni? nedorozumeniam. Objasní to skryté problémy a pom??e nám to lep?ie si porozumie?. A? potom m??eme kresli? na?u novú cestu, ako by? a pracova? spolo?ne.
Po?as diskusie som pozoroval dva r?zne poh?ady. V mojom ponímaní je agilná organizácia ?ivy organizmus. Preto som svoju prezentáciu za?al trochou histórie a vyvoja Agile-u, jeho ú?elu, r?znym typom zainteresovanych strán a ich závislos?ami. Spomenul som d?le?itos? firemnej kultúry a základnych agilnych hodn?t, vrátane rozvoja ?udí a pomoci sta? sa im aktívnymi a anga?ovanymi. Opísal som svoje názory na kultiváciu pracovného prostredia, spoluprácu medzi oddeleniami, zainteresované strany a vytváranie znalostí. Práve tvorba znalostí je d?le?itym predpokladom pre dobré in?inierske postupy, nastavenie tímov a organizáciu práce. Pomáha nám s odstraňovaním byrokracie a politiky. Umo?ňuje delegova? rozhodovacie právomoci na ?udí a v kone?nom d?sledku podporuje zmeny organiza?nej ?truktúry a toku vytváranej hodnoty. Agile je o poskytovaní hodnoty viacerym typom zainteresovanych strán. Rychlej?ie a ur?ite paralelne, tak?e ?iadna strana nie je ignorovaná alebo vynechaná.
Na druhej strane, ich vnímanie agilnej organizácie je ako stroj. V?ímal som si technokraticky poh?ad, ktory pravdepodobne vytvorila jedna z tych ve?kych konzulta?nych firiem. Ich poh?ad sa obmedzoval na triby a squady (preto?e niekde na?li nie?o, ?o sa volá Spotify model), Scrum a OKR. ?iadni zamestnanci, ?iadni zákazníci a ni?, ?o by nejako zlep?ovalo ?ivot zainteresovanych strán. ?iadna zmienka o in?inierskych postupoch a len nejaké v?eobecné predstavy o firemnej kultúre. ?udia, s ktorymi som sa rozprával, boli navy?e ove?a mlad?í ako ja. Nebolo teda prekvapením, ?e nikdy nepo?uli o ve?kych menách z?prostredia Agile - Gilb, Poppendieck, Cockburn, Snowden a mnohí ?al?í. Sústredili sa na expanziu za ka?dú cenu s cie?om zlep?i? zhodnotenie a mo?no získa? podiel na trhu. Organizácia práce je zbyto?né zdr?iavanie sa, ktoré neprispieva k exponenciálnemu rastu.
Aky je v?ak ú?el organizácie??
Je to snaha o maximalizáciu zisku a rastu za ka?dú cenu? Je v roku 2021 v poriadku ignorova? spolo?enskú zodpovednos? organizácie? Ke? sa organizácia sna?í dosiahnu? svoje ciele udr?iavaním chaosu, zvy?ajne to vedie k stresu, fluktuácii a neanga?ovanosti zamestnancov. Ak sú a?pirácie nejasné, ciele vysoké a na ni?om inom nezále?í, vysledky ?asto vedú k hazardovaniu s vysledkami a toxicite.
Na internete som skúmal, ?i sa dá zisti?, ?o o ich spolo?nosti hovoria jej zamestnanci. A nie?o som na?iel. V rebrí?ku spolo?ností ako dobrych miest na prácu sa ich umiestnenie pohybovalo okolo 50 %. To je vyrazne pod priemerom. Spolo?nos? je plná mladych ?udí, ktorí e?te nepoznajú zlé alebo nezákonné mana?érske praktiky. Na?iel som príbehy opisujúce toxické správanie nadriadenych. Aj keby boli pravdivé iba z polovi?ky, sta?ili by na disciplinárne konanie alebo prípadne na ukon?enie pracovnej zmluvy. ?udia spomínali nesprávne postupy, finan?né postihy bez vysvetlenia, nedostatok re?pektu, stres, ?asté zmeny a ad hoc rozhodnutia, ktoré im bránia plánova? dovolenku alebo osobny ?ivot. Tu m??em iba ?pekulova?. Na základe veku sa mi zdá, ?e títo mana?éri nemajú (?iadne) predchádzajúce mana?érske vzdelanie, ?ivotné skúsenosti ani prístup k mentoringu, ktory by im pomohol formova? ich myslenie a správanie. Obávam sa, ?e ke? organizácia funguje na steroidoch, vy?aduje alebo toleruje takéto toxické správanie. A produkuje aj ?udí, ktorí si ako postoj vyberajú skratky a podvádzanie, ?o zhor?uje ich mo?nosti uspie?.
U? desa? rokov pomáham organizáciám transformova? sa. Moje skúsenosti ukazujú, ?e dosiahnu? dobry vykon neustálym nátlakom, vyhrá?kami, agresívnymi a zlomyse?ne navrhnutymi odmenami alebo dokonca nezákonnymi praktikami nebyva dlhodobo udr?ate?né. Pravidelne dosahujeme ove?a viac, ke? vytvoríme kultúru kde je bezpe?né u?i? sa na chybách, ktorá je zalo?ená na hodnotách, transparentnosti a navrhnutá tak, aby posilňovala silné stránky jednotlivcov. Je to zdroj inovácií a tvorby hodnoty. In?inierske postupy, Scrum, vhodné frameworky a spolupráca sa vtedy vynárajú takmer prirodzene. Ke? sú základy stmelené a pevné, m??eme zrychli?. Namiesto ?printu rad?ej prejdeme na maratón a vyla?ujeme jeho vykon k dokonalosti. Podobné my?lienky navrhuje aj Eric Ries, zakladate? The Lean Startup. Nedávno zalo?il LTSE (Long Term Stock Exchange), aby podporil dlhodobú udr?ate?nos? organizácií. Tá vedie k tvorbe hodn?t a prelomovym inováciám, v?porovnaní so zameraním sa na krátkodobé ciele, ktoré naopak vedú k nebezpe?nym kompromisom. Pod?a m?jho názoru je to práve takyto vyber jednotlivostí, ktory zneu?íva princípy Agile.
