Building the Ideal Digital Transformation Team

Gathering the right team is the fundamental task of a successful digital transformation strategy. However, forming such a team is a complex task. Digital leaders must evaluate each potential team member's experience, education, skillsets, influence, and collaborative abilities.

Lifting off the ground

Digital transformation teams begin with solid leadership, typically from C-level executives with the necessary budget, influence, and respect. In data-driven companies, titles like Chief Digital Officer or Chief Strategy Officer may be familiar, solely focusing on digital transformation. In others, the roles might be held by CIOs, CTOs, or COOs, who manage digital transformation alongside other responsibilities.

The CEO usually appoints the leader for all digital transformation initiatives based on their view of digital transformation. For instance, the CIO may lead if technology is the key element. Conversely, the COO might be in charge if business processes are prioritized.

Once the leader is appointed, forming a team with the right skills is crucial. Finding team members with the necessary skills and personalities is a significant challenge.

Here are some guidelines to help in this process.

Key Players in a Future Team

A typical digital transformation team includes nine essential roles supported by an advisory board of business and technical experts. Although these roles define the structure, a project team usually consists of 12 to 20 people. Yes, Digital Transformation + automation, in my humble opinion, is not necessary for smaller companies.

In the case of SMEs, we are more talking about digitalization + automatization.

  1. Business-Technology Liaisons bridge the gap between business models, customer experience issues, and technology strategy. They collaborate with business unit leaders to identify problems or opportunities that technology can address and present these to technology leaders.
  2. Technologists get involved once a business issue is identified, selecting the right technology and providers to ensure the project's technical success. In most cases, the company aligns technology with existing tech. stack.
  3. Business Processes Experts This highly demanded role combines business acumen with a deep understanding of technological environments. These experts optimize workflows and recommend AI, machine learning, and automation technologies.
  4. Security and Compliance Specialists Involving security and compliance specialists from the start is crucial to avoid project delays due to security or compliance issues later.
  5. Evangelists generate excitement and funding for the project, providing honest assessments to budget controllers through various communication channels. In my career, I never met that role in the company, but it would be nice to have :)
  6. Financial Stakeholders—These stakeholders fund projects and monitor their progress to ensure the budget is well spent and the projected ROI is achievable. Yes, money-people. No money, no chocolate.
  7. Project Managers develop detailed project plans, keep the project on schedule and budget, and manage meetings and expectations.
  8. Marketers are essential for communicating the benefits of new technologies to employees, customers, and business partners, ensuring widespread adoption and excitement.
  9. Implementation Leads These leads execute the digital transformation roadmap, focusing on technology installations and process changes, supported by a team for daily implementations.

Advisory board

Many organizations have a digital transformation advisory board, averaging 11 IT or technical experts and nine business experts. This board provides advice, identifies key individuals for projects, and ensures customers benefit from transformations.

Digital transformation initiatives are often customer-focused, influenced by economic concerns, hybrid workforces, and the need for competitive advantage post-COVID-19. The C-suite is increasingly aware of customer power via social media and rankings, driving projects that transform customer journeys with advanced technologies like AI, machine learning, and the cloud.

Some companies have introduced a Chief AI Officer (CAIO) to unify AI strategies across business units, improving operational efficiencies, employee workflows, R&D processes, customer interactions, and business decision-making.


How to Build a Team

Building a team involves significant effort to find the right people, gain supervisor approval, and ensure organizational discipline. Most companies don't have teams dedicated to digital transformations; team members often juggle these initiatives with their regular duties. Consider these best practices when assembling your team:

Define Your Digital Transformation Goals

  • Vision and Objectives: Clearly articulate what digital transformation means for your organization. Define short-term and long-term goals.
  • Alignment with Business Strategy: Ensure the digital transformation goals align with the business strategy and objectives.

Identify Key Roles and Skills

  • Digital Transformation Leader: Appoint a strong leader with a strategic vision who understands the technology landscape and can drive the transformation process.
  • Data Analysts and Scientists: Specialists who can extract insights from data to drive decision-making.
  • IT and Software Engineers: Technologists who can build, implement, and maintain the digital infrastructure.
  • Cybersecurity Experts: Professionals to safeguard digital assets and ensure compliance with regulations.
  • Project Managers: Experienced managers to oversee projects, ensure timelines are met, and manage resources.
  • Change Management Specialists: Experts to handle the human aspect of transformation, including training and support.

  • Cross-functional Teams: Encourage collaboration across departments to ensure diverse perspectives and skills are brought into the transformation efforts.
