In our work with leaders and teams over the years, I have been painfully aware of the disruptive impact of toxicity on team dynamics, productivity, and overall performance.
In the midst of the relentless quest to develop high-performing teams, the undermining infestation of toxic behavior might be creeping in undetected.
Toxicity in teams can be manifested in subtle ways, and it is crucial to address them early to prevent them from escalating. By identifying these warning signs, we can develop strategies to cultivate a healthier team environment that fosters collaboration, creativity, and productivity.
In this week’s Success with People? Newsletter and the companion Live Cast, we put the searchlight on three early signs of toxicity that can creep into teams and sabotage their effectiveness.
1. Communication breakdowns and conflicts: Subtle signs of tension that can lead to significant disruptions in team dynamics.
Effective communication is the lifeblood of any successful team. However, when toxicity starts to seep in, communication breakdowns become more apparent. Watch out for subtle signs like:
Passive-Aggressive Remarks: Members may make snide or sarcastic remarks rather than addressing issues directly. This behavior can erode trust and create a hostile atmosphere.
Withholding Information: Teammates might withhold crucial information or fail to communicate updates intentionally. This lack of transparency hinders collaboration and decision-making processes.
Ignoring or Interrupting Others: Toxic team members might ignore or interrupt their colleagues during discussions, making others feel undervalued and disrespected.
Avoidance: Team members intentionally avoid face-to-face contact or direct communication with colleagues.
To address these issues, encourage open and honest communication within the team. Create a safe space for team members to voice their concerns and feelings and emphasize the importance of respectful dialogue. By proactively addressing communication breakdowns, you can prevent conflicts from escalating and maintain a healthy team environment. You should also broker conflict management dialogue between disputing parties.
2. Microaggressions and passive-aggressive behavior: Harmful behaviors that erode team unity and trust.
Microaggressions and passive-aggressive behavior can be subtle yet deeply damaging to team dynamics. These behaviors manifest in various ways, including:
Sarcasm and Mockery: Toxic team members may use sarcasm or mock others' ideas, opinions, or contributions, causing emotional harm, conflict and withdrawal.
Gossip and Rumors: Engaging in gossip or spreading rumors can create a toxic atmosphere of mistrust and tension within the team.
Backhanded Compliments: Offering compliments with underlying negativity or hidden criticism can be harmful and demotivating.
As a leader or team member, it is crucial to address this type of behavior promptly. Promote a culture of empathy and understanding, where team members respect each other's differences and actively seek to uplift one another. Encourage individuals to communicate their needs openly and address conflicts directly, fostering an atmosphere of mutual respect and trust.

3. Resistance to feedback and growth: Signs that team members are resistant to constructive feedback and opportunities for improvement.
Constructive feedback is vital for individual and team growth. However, when toxicity is present, some team members may resist feedback due to:
Defensiveness: Toxicity can induce individuals to become defensive and unwilling to accept feedback, perceiving it as a personal attack. Unfortunately, toxicity might also invite personal attacks!
Blame-shifting: Rather than taking responsibility for their actions, team members may shift blame onto others, creating a culture of finger-pointing and deflection.
Lack of Accountability: Toxicity in a team can lead to a lack of accountability, where individuals avoid acknowledging their mistakes or areas for improvement.
To encourage an environment in which team members adopt a healthy mindset, leaders must lead by example. Speak from a position of integrity and be open to feedback.
Your treatment of mistakes can reinforce the acceptance of feedback as a tool for learning and improvement rather than a source of judgment. Create a feedback-rich environment where team members feel supported and encouraged to provide and receive constructive feedback. By doing so, you can foster a culture of continuous learning and development, propelling the team towards greater success.
Remember, addressing these early warning signs of toxicity in teams is crucial for maintaining a healthy and high-performing group. By actively promoting open communication, respect, and continuous improvement, you can create a team environment that thrives on authenticity, servant leadership, and collective success.
