Change is never just about technology, it’s about people, processes, and the mindset shift that comes with a new way of working. Nowhere is this more evident than in the transition to a new practice management software (PMS) in a dental practice. Think of it as changing the nervous system of your business as every function, from patient scheduling to billing, relies on it. Done right, it can transform efficiency and elevate patient care. Done poorly, it can lead to chaos, resistance, and disruption.
Understanding Change: It’s Not Just a Switch, It’s a Transformation.
John Kotter’s foundational change management model reminds us that transformation happens in stages. His "unfreeze-change-refreeze" framework provides a clear lens through which we can understand the psychology of change in a dental practice setting.
1. Unfreeze: Acknowledging the Need for Change
Before a practice can successfully transition to a new PMS, it must first recognise why the change is necessary. "People don’t resist change. They resist being changed" (Senge, 1990). Overcoming inertia requires education, open communication, and leadership buy-in. Staff need to understand not only what is changing but why it is essential for the future of the practice. Involving key stakeholders from the start, including administrative staff, dental professionals, and even patients, can help build a sense of collective ownership over the change.
2. Change: The Learning Curve and Adaptation
The transition period is where the most resistance occurs. Staff are forced out of their comfort zones and into unfamiliar workflows. "All change is hard at first, messy in the middle, and gorgeous at the end" (Robin Sharma). To navigate this, hands-on training, continuous support, and real-time feedback loops are crucial. The more engaged and supported staff feel, the smoother the transition. Change champions within the practice (those who embrace and advocate for the new system) can help guide others through uncertainties. Additionally, highlighting and leveraging small wins, such as improved efficiency in appointment scheduling or reduced administrative burdens, can reinforce the benefits of the transition.
3. Refreeze: Embedding the New Normal
Once the new PMS is implemented, it’s critical to ensure that new workflows and habits become second nature. This is where ongoing reinforcement, coaching, and leadership encouragement make the difference. "Progress is impossible without change, and those who cannot change their minds cannot change anything" (George Bernard Shaw). Without reinforcement, old habits will creep back in, jeopardising the long-term success of the new system. Leadership should focus on continuous training, feedback mechanisms, and celebrating milestones to cement the new way of working.

Studies show that up to 70% of change initiatives fail due to employee resistance and lack of management support (Kotter, 1996). This is why the human element of change management is just as important as the technical transition itself. By actively involving staff, addressing concerns early, and celebrating quick wins, practices can ensure a smoother and more successful transition.
Another crucial factor is communication. Frequent, transparent, and two-way communication ensures that staff remain informed and engaged throughout the transition. “The single biggest problem in communication is the illusion that it has taken place” (George Bernard Shaw). Keeping lines of communication open, offering regular updates, and creating an environment where staff can voice concerns helps mitigate resistance and foster collaboration. This is important both within the dental practice and between the dental practice and the new PMS team.

The best practice management software in the world will fail if the people using it aren’t equipped and willing to embrace the change. Treat your software transition as more than an IT or software upgrade and approach it as a strategic transformation. When done right, it strengthens the entire "nervous system" of your business, leading to better workflows, happier staff, and, most importantly, improved patient care.
