Change Management for the Win ??

We've got a successful chain of tattoo parlors looking to solve a complex payroll issue. Plot twist, the problem's with their POS and operations -- although their manual payroll process needs some help too.
The Road to Change
First, we had to discuss some hard truths. The owner was a bit old school -- thinking that docking employee pay for minute tardiness, or changing commission percentages regularly (extremely regularly) was helping his business. He had an incredible ability to get customers in the door, but his staff was typically lacking motivation and underperforming because their paychecks were ALWAYS wrong. We can't say we blame them.
Next, and only after we aligned on new a simpler strategies for comp, we devised a plan to overhaul his POS system, selecting one that could handle a more complex compensation structure and ultimately integrate seamlessly with his payroll software. This transition wasn’t going to be easy.
Change management is always a challenge, especially when it involves core operational systems and people’s pay checks.
We mapped out a phased implementation plan, ensuring his team was trained and ready for the transition. Communication was key. We held meetings with managers and staff to explain the benefits and get their buy-in well before we started making changes. Change, while necessary, can be daunting, and we wanted to make sure everyone was on board with no surprises.
Beyond Systems: Managing Change
While fixing the operational foundation was crucial, it was only part of the solution. To truly address the issue, we needed to manage the incentive structures and working realities of the entire team. It became clear that to fix one problem, we had to fix the other as well.
We reviewed how commissions were structured and how shifts were scheduled.

Artists needed to understand that the new system wasn’t just about tracking their time and pay accurately; it was about creating a fair and transparent process that recognized their contributions and incentivized performance.
This meant revamping not just the POS and payroll systems, but also implementing new training programs and communication channels. We needed to ensure everyone understood the changes and how they would benefit from them.
The Aftermath
A few months later, I checked in with the owner. The transformation was remarkable. Not only had the payroll headaches disappeared, but his overall operations were running more smoothly. Employees were happier, knowing their paychecks were accurate and on time. Managers had more time to focus on growth rather than troubleshooting payroll issues.
He even managed to reclaim his weekends, no longer buried under piles of paperwork.
Looking Ahead
This experience is a perfect example of how important it is to have the right systems in place and manage change effectively. It’s a reminder that sometimes the issues we see on the surface are just symptoms of deeper, structural problems.
Change management is a critical, yet often under appreciated, aspect of running a successful business. It’s hard, it’s messy, and it’s absolutely essential.
