Introduction

Effective communication management across a vast network of stakeholders is key to large-scale project success. This case study illustrates how we managed to oversee 500+ stakeholders across 3,000 companies and ~1,100 projects. Identifying stakeholders was a challenging but critical first step, ensuring we understood their roles, interests, and influence. This laid the foundation for tailored communication strategies that addressed each group's unique needs while maintaining consistency.

We kept stakeholders informed and engaged through clear communication, streamlined updates, and structured reporting. Managing a diverse group with competing priorities requires careful planning and crafting messages that resonate with different audiences. By focusing on efficient communication and building strong relationships, we reduced misunderstandings, kept projects on track, and achieved significant cost savings and efficiencies.


Background

A global marketing and communications company overseeing?3,000+ subsidiaries?was overspending on IT, paying?nearly three times as much per employee?(based on annual 10-K financial reporting) as its two largest competitors. The lack of centralized contracts prevented the company from leveraging its purchasing power, leading to fragmented IT procurement, inconsistent pricing, and inefficient resource allocation. Without standardized agreements, departments operated in silos, driving up costs and creating operational inefficiencies.

We were tasked with reducing the?annual $468M IT budget?by?30%. This required a?strategic overhaul?of?vendor contracts,?procurement processes, and?IT asset management?to drive?sustainable cost savings?without sacrificing?performance.


Challenges

  • Managing Competing Stakeholder Priorities: Aligning over 500 stakeholders with competing priorities and diverse objectives across 3,000 companies was a significant communication challenge.
  • Global Coordination Complexity: Managing communication across different time zones and cultures led to delays and inconsistent engagement, creating barriers to alignment.
  • Communication Gaps: With multiple projects running simultaneously, the volume of updates and varying stakeholder needs led to information overload and miscommunication.

These challenges demanded a strategic approach to stakeholder management and communication, requiring constant refinement of processes, messaging, and reporting to ensure success across the board.

  1. Stakeholder Matrix & Tailored Communication Strategies: We identified and categorized stakeholders based on their influence and interests, creating targeted communication plans for each group. High-influence stakeholders received structured presentations, while others were kept updated with concise weekly email reports and regular check-ins.
  2. Centralized Web-Based Dashboard:?A?centralized communication dashboard?was developed, providing?real-time visibility?into project status,?resource allocation, and?cost-saving measures. This?ensures?transparency?and consistent updates across all teams.
  3. Standardized Reporting Structures: We implemented weekly status reports, monthly review meetings, and KPI-driven updates, ensuring stakeholders received relevant and actionable information promptly.
  4. Periodic Stakeholder Meetings:?We engaged stakeholder groups through?periodic meetings, ranging from high-level presentations for?senior leadership?to smaller, more frequent touchpoints for?operational teams. This ensured that every stakeholder received the?appropriate level of detail?and attention.
  5. Focus on Stakeholder Engagement:?By fostering?open communication, understanding each group's?unique needs, and building?trust, we ensured continuous stakeholder involvement, resulting in?higher engagement?and fewer surprises.

  • $106M in Savings: Achieved significant cost reductions through optimization strategies.
  • $78M in Prevented Costs: Effective risk mitigation and communication prevented unnecessary expenses.
  • 80% Reduction in Miscommunication: Streamlined reporting and communication systems reduced misunderstandings, keeping projects on track.
