Can ChatGPT make a Reliable Contribution to HR Strategic Planning?

Not only can ChatGPT make a reliable contribution to HR strategic planning, but also takes a giant step towards the Holy Grail of HR Predictive Modelling . The obvious reaction to that statement is “prove it”. In this article I do just that: I asked ChatGPT the same set of questions I provided to the Goa Institute of Management in 2021 for their student hackathon, or Margdarshan event, and compared the result. The result would either validate the reliability of ChatGPT to produce strategic value or discard the technology as not being business ready.
Regarding the hackathon: To be fair, it was February 2021, the world was in the middle of a frightening pandemic and the students were starting their careers in HR. Unlike in the 2017 hackathon when conditions were entirely different. ?In 2021 all the hackathon questions related to HR decisions that needed to be taken to manage their company’s response to COVID-19 issues and no one expected miracles from the students. ?
Coincidently, in February 2021 Qantas announced they were facing a loss in 2021 of $1.0 billion due to COVID-19. That announcement added a sense of realism to the hackathon and the Profit and Loss figures used in the business simulation model for a hypothetical airline were quickly tweaked to produce an anticipated $1.0 billion loss, as shown in the diagram below. The challenge for the students was then to reduce the amount of the loss.
About the Hackathon
Over 70 universities and management institutions in India were invited to enter teams in the hackathon. Prize money for the best teams was offered by the International Association for HR Information Management (IHRIM) based in the USA.
The simulation software consisted of six categories covering Risk Avoidance, Employee and Organisation Effectiveness, Talent Attraction, Talent Retention, Talent Enhancement, and Improved Productivity and Service Delivery. Each category contained three issues and three possible scenarios that a company could adopt.
There was no right or wrong answer. Each chosen scenario had an impact on ten financial periods. My Competitive Edge Technology’s HR Strategizer application was programmed to calculate the financial impact based on EXPERIENTIAL INTELLIGENCE (EI). That is, someone who had experience in an international airline, understood the operational impact of events on P&L, and had a strong background in HR and technology. The same sort of EI could be found in almost every industry, but that is another story for another time.
The airline industry is a perfect subject for a business simulation model because a large percentage of operating costs are Staff Costs, shown in the earlier diagram. Decisions made regarding the handling of staff issues will have an enormous impact on company profitability. In practice, the airline industry is subject to volatile global economic and political conditions, is cyclic by nature and strategic responses to change must be swift and accurate.
As everyone knows the strategic impact of decisions cannot be assessed in one financial period. Many strategic decisions require short term losses, but long term gains and that is what differentiates strategic decisions from tactical responses. The business simulation software endeavours to create that affect and focuses on the end of ten financial periods.
2021 Hackathon Result
The winning student in 2021 was able to select the scenario options that would lead to the projected $1.0 billion loss being reduced to $396 million or 3.08% loss reduced to a 1.21% loss result, as shown in the diagram below.
In view of the financial performance of most airline during the pandemic that result was considered good at the time. Many airlines did not make it through the pandemic.
The ChatGPT Result Based on 2021 Conditions
The ChatGPT result was both unexpected and amazing, considering we are not dealing with a “live’ person.
It could be said that the results are not valid because I wrote the code for the simulation software and knew how to optimize the result. But that would not be true. The code was written with a Low Code product suitable for end user, citizen developers, and the parameters are user defined and can be changed at any time. Plus, I have no control over an AI product like ChatGPT to influence a result. However, in the interests of transparency the full questions put to ChatGPT and the responses are shown further on: All the material is exactly as it came out of ChatGPT and has NOT BEEN EDITED or manipulated in any way. It has been arranged for easy reading and my interpretation of the narrative to convert into input to the simulation software is shown against each item.
The result is shown in the diagram below: ChatGPT’s scenario responses resulted in a $2.7 billion profit instead of a $1.0 billion loss.
The sensational headline could be ”ChatGPT outperforms some of the best young minds in the world when providing strategic HR advice” but it might be wise to remain cautious for now.
It is true that the AI algorithms and data sources in ChatGPT had the advantage of selecting the right scenario “after the event” and could potentially draw on narratives published in their data sources. However, the hackathon airline is fictitious and ChatGPT would not have access to any secure “real” airline data. ??
Apart from the incredible financial result, I found the ChatGPT responses extremely intelligent, relevant and valuable from an implementation viewpoint. In most cases the ChatGPT response was concise and unambiguous and made it easy to deduce the ChatGPT preferred scenario. In some cases, the preferred scenario was clearly identified in the text.
Implications for HR from ChatGPT Result
Predictive Modelling
Build the right predictive model, ask ChatGPT the right questions and you will get the right answers INSTANTEOUSLY and that adds to the amazement about this AI product.
In regard to the HR business simulation concept, the back end to the predictive model has been around for many years, as described in an article 8 years ago .
Policy Design
The narrative from ChatGPT could also be used as a framework to accelerate the publication of company policy on any of the issues involved.
Transition to Web3
Of most importance right now is whether ChatGPT can be trusted to help build a transition strategy to Web3 and can the project plans be used to design component based HR solutions and allocate resources. It appears so, and proven validation goes a long towards adopting ChatGPT as a valuable HR tool. The ability to write code for Low Code products to copy and paste has been tested and opens up new opportunities for Web3 Distributed Ledger Technology applications.
The Future
There will be an opportunity for HR to discover new and innovative ways to use ChatGPT and future enhancement of GPT products will introduce new features to build into HR processes.
