Building Trust in AI: Leadership Strategies for Transparent and Accountable AI Systems

In my over 35 years of experience in new technologies, I have seen waves of innovation reshape industries, economies, and societies. From launching the first in-car navigation system at Sony in 1996 to introducing AIBO, the pioneering AI-based robot, to Europe, I have been very fortunate to be at the forefront of technological advancements. My journey through web analytics, digital transformation, and leading over 26 startups has solidified my belief that technology, particularly Artificial Intelligence (AI), holds unparalleled potential. However, as we stand on the brink of an AI-driven future, it is clear that trust in these systems is paramount. As a senior executive and international consultant, I have dedicated myself to helping organizations build AI systems that are transparent, explainable, and accountable. This is why I am very excited about the AI Act that the European Commission launched back in May 2024 (just as a reminder I am a Digital EU Ambassador).

The Foundation of Trust in AI

To me, building trust in AI begins with leadership. Leaders must champion the cause for transparency and accountability, setting the tone for the entire organization. It is not enough to implement AI systems; we must ensure these systems are understood and trusted by both employees and customers. This is a step by step approach which I have explained many times in my various articles you can find here on LinkedIn.

During my tenure in various leadership roles, I have observed that trust is built through consistent and transparent communication. When I launched the first in-car navigation system, we faced skepticism. People were wary of relying on a machine for directions (I heard regularly “should we trust the talking lady?)! By openly discussing the technology, demonstrating its capabilities, and addressing concerns head-on, we gradually built trust. The same principles apply to AI today.

Promoting Transparency in AI

Transparency in AI starts with demystifying the technology. As leaders, we must ensure that our teams and customers understand how AI systems work. This involves breaking down complex algorithms into understandable concepts. For instance, when I was involved in digital transformation projects with Neopost back in 2015, I made it a point to explain the workings of our systems in layman's terms. I found that this approach not only alleviated fears but also fostered a culture of curiosity and innovation.

In my consulting work, I emphasize the importance of transparency in AI development processes. This includes being open about the data sources used, the decision-making criteria, and the potential biases in the system. For example, in healthcare startups (more specifically with Diabilive that we launched in 2017 – a diabetes management app), transparency about how AI systems diagnose conditions and recommend treatments was and still is crucial for gaining the trust of both medical professionals and patients.

Ensuring Explainability

Explainability is another cornerstone of trustworthy AI. Leaders must ensure that AI systems provide clear, understandable reasons for their decisions. This was a lesson I learned early in my career. When we launched AIBO, there was a need to explain why the robot behaved in certain ways. We provided detailed explanations and user guides, which helped users feel more comfortable and in control. This is where I realized that people feared robots (back in 1999). The first time I showed AIBO at the Trafford center in Manchester (UK), one guy jumped on it and rip its head off stating that he did not want robots to replace him. In this case we were talking about a robot dog but it was the overall feeling around it that kept people very skeptical.

In the context of AI, explainability means that decisions made by AI systems should be traceable and understandable. For instance, when working with e-commerce startups, I insist on implementing AI systems that can explain why a particular recommendation was made to a customer. This not only builds trust but also provides valuable insights that can be used to refine the system. In any case now with the AI Act by the European Commission, if companies want to have the EC label to launch an AI powered system, they will need to comply to transparency and trust principles.

Accountability in AI Systems

Accountability is perhaps the most critical aspect of building trust in AI. Leaders must ensure that there are mechanisms in place to take responsibility for the outcomes of AI systems. This involves setting up governance frameworks that monitor AI performance, address any issues that arise, and continually improve the system.

During my time as the head of digital transformation and M&A at Neopost from 2013 to 2017, I witnessed the importance of accountability firsthand. In one instance, an automated document processing system made several errors. Instead of deflecting blame, we took immediate responsibility, rectified the errors, and improved the system to prevent future issues. This approach not only resolved the immediate problem but also strengthened the trust of our clients.

In the realm of AI, accountability means being proactive about identifying and mitigating biases, ensuring data privacy, and having a clear protocol for addressing any adverse outcomes.

Fostering a Culture of Trust

Building trust in AI is not a one-time effort but a continuous process. It requires fostering a culture where transparency, explainability, and accountability are ingrained in the organization's DNA. This involves training employees, encouraging open dialogue, and being responsive to feedback.

I have always believed in leading by example. By being transparent about my decisions, explaining my rationale, and taking responsibility for my actions, I have been able to build strong, trust-based relationships with my teams and clients. In the context of AI, this means being upfront about the capabilities and limitations of the technology, providing clear explanations, and being accountable for its outcomes.

Challenges in Building Trust in AI

As in all my previous articles, my signature paragraph is always about challenges you can find in AI powered solutions. Despite the clear strategies for fostering trust in AI, several significant challenges remain. One of the foremost challenges is the inherent complexity and opacity of AI algorithms, which can make it difficult for non-experts to understand how decisions are made. This often leads to a fear of the unknown, fostering distrust. Additionally, biases in AI systems, stemming from biased training data or flawed algorithms, can result in unfair or discriminatory outcomes, further eroding trust. Data privacy concerns also play a crucial role, as individuals are increasingly wary of how their data is used and protected. Finally, the rapid pace of AI advancements can outstrip the development of appropriate regulatory frameworks, leaving a gap in governance and accountability. Addressing these challenges requires a concerted effort from leaders to prioritize transparency, implement rigorous bias mitigation strategies, ensure robust data privacy measures, and advocate for comprehensive regulatory standards. My experience has shown that overcoming these obstacles is essential for building a sustainable and trustworthy AI ecosystem. Moreover the legislation around Ai, Digital Services Act and Digital Markets Act from the European Commission are here to protect us, European Citizens.

Conclusion

The future of AI holds immense promise, but realizing this potential hinges on building trust. As leaders, we have a crucial role to play in this journey. By championing transparency, ensuring explainability, and taking accountability, we can create AI systems that are trusted by employees and customers alike. My experience across various industries has shown me that trust is the foundation upon which successful technological adoption is built. Let us embrace this responsibility and lead the way in building a future where AI is not only advanced but also trusted and embraced by all.
