The Best Decision I Made for My Consulting Business -- And How You Can Copy It For Yours.

The Best Decision I Made for My Consulting Business -- And How You Can Copy It For Yours.

Hi there Blue-printer!

I'm going to tell you a story... And I bet this one hits home for you.

When I first started consulting, I priced my services by the hour. (As I am sure you have done.)

It seemed like the logical approach—clients paid for the time I worked, and I got paid for my effort. But there was a major flaw: unpredictable revenue and an endless cycle of chasing new clients.

Some months were great, others were dry, and I felt stuck in a business model that wasn’t sustainable.

Scaling became nearly impossible.

The game-changer for me? Shifting to a value-based retainer model built on two key principles.

Depth and Length.

How my "Depth and Length" framework Transformed My Business(And could transform yours too)

Instead of trading time for money, I started using filters for pricing—determining fees based on how long we work together and how deeply we solve their big problem.

(Not based on how many problems we solve.)

1. Length of Engagement

The longer the client commits, the lower the monthly rate. At first, this felt counterintuitive—why lower my rate? But I realized that a longer engagement means higher lifetime value (LTV) for my business. I was trading small monthly revenue reductions for long-term stability.

2. Depth of Work

We don’t keep adding new problems to solve. Instead, we go deeper into solving the main problem.

  • A 3-month deep engagement requires significant effort from my team, making it the most expensive option.(aka we do not want this project.)
  • An 18-month surface-level engagement requires the least effort, so it’s the most affordable.
  • The sweet spot? A 12-month engagement with fairly deep work.

The Sweet Spot for Client Success and Revenue

This 12-month structured engagement creates the perfect balance between strong revenue, predictable workload, and client success.

Here’s why it works:

? Clients see real results because we have enough time to go deep and include more of their team in the process.

? My business stays financially stable with predictable, long-term revenue.

? My team operates efficiently because we don’t constantly switch gears for short-term projects.

This Depth and Length model took my consulting business from inconsistent revenue to a full pipeline and a scalable business.

Now, I teach this exact model inside The Blueprint, helping consultants escape the hourly pricing trap and build a scalable, profitable business.

If you’re still charging by the hour, it’s time for a change.

Love this. I have always used the 12 month model in my buisness. This is the only way I do business.
