Agile Release Trains (ARTs) have become a popular way for large organizations to scale agile practices. However, implementing an ART comes with its own set of challenges. Here are some common mistakes to watch out for and tips to avoid derailing your ART:

??External Resource Bottlenecks

One of the most frequent issues ARTs face is being blocked by dependencies on external resources. While SAFe recommends cross-functional teams, many organizations still have specialized skills siloed in different departments.

??How to avoid: Ensure shared services specialists are truly part of the ART, participating in planning, execution, and feedback loops. Consider embedding key specialists directly in the ART teams when possible.

??Confusing Development Cadence with Release Schedule

Some organizations mistakenly intertwine their Program Increments (PIs) with their release schedule, disrupting the steady cadence that's crucial for agile success.

??How to avoid: Maintain a clear separation between PIs and releases. Plan releases independently, allowing the ART to focus on maintaining its rhythm and delivering value consistently.

??Misplaced Focus on Cost-Cutting

While efficiency is a benefit of agile practices, some organizations mistakenly view ARTs primarily as a cost-reduction tool.

??How to avoid: Focus on ARTs as a means to deliver value and gain competitive advantage, not just cut costs. Ensure teams have the resources they need to succeed, including access to specialists and proper staffing.

??Insufficient Training and Support

Launching an ART without proper preparation can lead to confusion and resistance.

??How to avoid: Invest in comprehensive training for all ART members. Consider bringing in experienced coaches to guide the initial implementation and provide ongoing support.

??Ignoring the Theory of Constraints

Failing to identify and address the most critical bottlenecks can severely limit an ART's effectiveness.

??How to avoid: Regularly assess your ART for constraints. Use the Theory of Constraints approach: identify the most impactful constraint, exploit quick improvements, subordinate other processes to support the constraint, elevate the constraint through more substantial changes, and then move on to the next constraint.

By avoiding these common pitfalls and staying true to the core principles of SAFe and agile methodologies, organizations can set their Agile Release Trains up for success. Remember, implementing an ART is a journey of continuous improvement. Stay vigilant, be willing to adapt, and keep your focus on delivering value to your customers.
