The 5 steps to start job combos in your team! ????

The M&O article outlines five essential steps for creating job combinations.

Step 1 Finding the right people

How does a manager discover which employees can and want to develop into a Job Combo? One possibility is for HR to offer a development assessment. Through the assessments and conversations, it becomes clear which employees are eligible for which projects and roles.

Step 2 Exploring ideas for combi roles

The larger the organization, the more Job Combos and functions are possible. Consider:

  • expert and senior roles within and between teams
  • overlaps between different teams and departments
  • overlaps between teams and departments in the primary process and support teams and policy functions
  • projects that run through the teams and departments
  • dividing a full-time vacancy
  • long-standing vacancies and vacancies in scarce positions

Step 3 Making the role concrete

What suits the needs of the organization and the employee? One aspect that employees and managers should consider when designing a suitable Job Combo is the workload. The workload of the Job Combo is determined by:

  • working hours
  • scheduling
  • training obligations

Step 4 Making work agreements

For practical aspects, it is important that there are clear agreements between the two managers on both sides of the Job Combo. Think about:

  • the distribution of hours
  • contract
  • the schedule
  • training

It is important that there are also agreements on practical matters such as contractual and financial aspects such as the distribution of salary costs, annual interviews, and how to deal with illness and vacation days. If the new role falls into a higher salary scale, it means that the employee receives an allowance for the 'new' role.

Step 5 Monitoring the workload

Finally, the workload must be carefully monitored. An employee in a Job Combo will need to maintain a good balance to prevent them from having more work than fits the number of hours they work. In conversation with the employee, these are good questions to ask:

  • What challenges you?
  • How can we keep this combi workable?
  • What helps you in your combi role?
  • What hinders you?
