I've never seen an in-house marketing team in a mid-market B2B organization drive consistent revenue. SOO many folks have unrealistically high expectations of their in-house marketing team, which shows they don't understand how marketing works. And it's not the fault of the marketers. The problem is more holistic. In-house marketing teams offer several benefits: company knowledge, internal collaboration, and quick turnaround just to name a few. But pipeline/impacting revenue is a different story. They fall flat, and business leaders wonder why. It's because driving reliable, scalable pipeline requires 20+ skill sets. Some for 40+ hours a week, but many for much less. You just can't get that on a small in-house team. The math doesn't add up. Hiring an agency isn't about "paying for convenience;" it's about investing in the right skills to build pipeline efficiently and cost-effectively.

Been getting lots of inbound from founders/CEOs asking for advice on hiring marketers lately. They're almost always asking for a product marketer or email/lifecycle marketer. But you almost never need one of those full time. At least, not right away. And the PMM or email marketer job description has a bunch of other stuff in it anyway. So what do you really need? After some back and forth, it becomes clear that the go-to-market strategy they said they had doesn't connect to anything. And the brand strategy is a work in progress because "that's for bigger companies." I promise you, it's not. If you're in the early stages of marketing, it's not enough to just know about your audience, or have killer email sequences. You've gotta have a plan in sync with your (ever-evolving) org, you've gotta have someone that can connect people and skills together. You've gotta have someone thinking big picture so you can run the biz and the product—or tech, or whatever focus you have. Your first marketing hire isn't a unicorn, 3 roles in 1 person—it's a strategic leader with 1-2 supporting fractional resources. When it becomes painful enough to be fractional, then you can hire full time.

You don't want to hire a PR or positioning firm when you have 0-10 customers. Networking and referrals usually get the ball rolling for adtech companies. When you have 7 figures in revenue or equivalent funding + steady customer acquisition, consider hiring a firm or employee to help with inbound marketing. Critically, they will talk to happy customers to develop the message. If you don’t have customers, you don’t yet know what message is resonating. So you can’t spend big bucks on a firm or employee to amplify it. Of course, create content yourself to market the business in the early days. But hiring for marketing as a dedicated function or outsourced partner comes later.
