Andy believes paid user acquisition can be a distraction for startups: “The way that you know you have product/market fit is if you have exponential organic growth. That’s not an easy thing to do, and advertising can make you think you’re doing well because you’re buying customers when in fact you’re not. The only way you drive exponential organic growth is through word of mouth.” He recalls a Japanese saying in manufacturing: “You can’t see the rocks until you drain the water.” “By getting rid of the advertising, we could actually see if we were driving exponential organic growth… The great companies were all built through word of mouth and through great products.” Instead of marketing, Andy has chosen to invest most in building a product that delights customers because, as he puts it, “delight is the greatest form of virality.”

Traditional marketing isn’t the only path to growth. Your startup can make waves without: Major media attention.? Big-name partnerships.? Expensive ad campaigns.? A long-established reputation. Good or bad, creativity is what sets the winners apart now. Not some ad agency or marketing playbook. There’s no “set formula”.? You don’t need a huge budget. There’s no “one way” to grow. The old-school thinkers may not get it. But this is how startups are winning today. If you’re not embracing non-traditional strategies, you’re playing catch-up.

I disagree with Andy Rachleff's view that advertising spend makes it "harder" to find product/market fit (PMF). Advertising isn't a "dirty concept" or anti-correlated with PMF—it's aligned to getting more customers in the door, so you can learn about the "M" in PMF faster. In my experience leading Growth and Marketing during the 0-1 journeys at companies like Borrowell, Properly and PolicyMe, I've seen how data-driven performance marketing can play a vital role in finding PMF and business model viability. You just need a better framework: The aim isn't to "buy growth"—it's to learn faster, refine your product to meet market needs, and validate your assumptions using real-world customer data. When done correctly, advertising accelerates the journey to PMF, rather than hindering it. You don’t have PMF until you can prove you can drive repeatable growth. A well-run performance marketing program dictates that every dollar spent on advertising should have a clear, measurable economic return. By applying an investment framework to performance marketing, we can make informed decisions, weighing customer acquisition costs against returns, while factoring in the cost of capital and opportunity costs. Performance marketers should approach their work like investors, evaluating channel mix and ROI based on hard data and measurable objectives. If the ROI from advertising exceeds the fully-weighted costs to acquire and serve customers, it suggests you're progressing toward PMF. You have a system where each dollar spent yields more than a dollar in return. Far from obscuring PMF, smart advertising helps reveal whether your product resonates with customers at scale and fine-tunes both your product and go-to-market strategy.

?? Don't read this if you want to burn cash in marketing. The quickest way to set money on fire? Broken customer journeys. Here’s a quick story: I clicked on Gymshark’s mid-season sale ad, excited to shop. But instead of their products, I was met with an AWS error. I thought it was my device, so I tried different browsers, incognito, even my phone. Still, nothing worked. ?? What was the result? Wasted clicks, lost sales, and frustration. Gymshark might be able to afford burning ad spend, but for startups, this would be catastrophic. And yes, mistakes do happen. I've been there myself. Years ago, I made a costly mistake when I first started out. That lesson? Expensive, but eye-opening. ?? The takeaway for startups: → Every broken link = wasted cash. → Every failed customer journey = lost trust. Startups don’t have the luxury to burn money like big brands.
