Understanding and removing Dock Congestion, Volume 1... What if your kitchen was just... Cupboards? Cabinets? Drawers? It's like doing a kitchen remodel While still having to use the kitchen Same problem Different places Goddess of Victory (guess who?) Instead of a Bullseye...(guess who?) I don't know who designed the building but all Large Pallet Locations were in the middle of the building (The Cabinets) And we had compromised soil underneath those locations requiring remediation (fix) (needed to be dug up and replaced) We lost ALL those large locations Which put is in the same boat? as Bullseye Inbound and Warehouse came to an agreement 250 Pallets at anytime on the dock would be?considered acceptable Inbound wanted it to be 200 I wanted it to be north of 300 We settled in the middle at 250 Then it happened There were 400 pallets on the dock And you can imagine, Inbound was unhappy See what had happened was I no longer had the cabinet space And had to fit everything in the drawers 1 Large Pallet Could equal up to SIX Small sized pallets Meaning the 250 number That we all agreed to was unrealistic The new number was more like 600 and could be greater The Inbound Dock filled up fast We struggled to supply empty pallets as they were consumed at such a rapid pace 60 boxes could fit on ONE large pallet But because we had no place for a 60 box pallet Forcing us to put the same 60 boxes on up to SIX pallets The numbers didn't lie But they did tell a story How much did Inbound Receive Before?? 60,000 How many pallets did you generate?? 2,000 An average of 30 boxes per pallet How much did Inbound Receive during remodel?? 60,000 How many pallets did you generate?? 5,000 An average of 12 boxes per pallet Same volume More pallets generated Because we lost our cabinet space And had to fit everything in the drawers One fundamental about capacity You go up before? You go out We had to put a person? on the Inbound Dock just to stack pallets To prevent us from consuming floor space too quickly The Drivers could normally? take 2 Large Pallets in one trip Now HAD TO take 6 Small Pallets on every trip Yeah, I almost got fired? For letting the dock get to 400 pallets I got mocked, They renamed my department It ain't Storage and Retrieval Y'all called Stage and Retrieval even mocking the phrase "it's all neatly staged" This went on for 2 weeks I walked in, they said "The dock... is at 600 pallets...But it's all neatly staged" The new norm was more like 700 But I kept my mouth shut To keep my job Although I KNEW how to keep it clean Even if it went to 900 pallets *Reference the post from 05.25.2024* I'm NOT an engineer I built this in EXCEL In 2014 The point is Big Dogs Struggle With capacity just like you do Understand your Space Getting Warehouses MORE thruput using the SAME hours. Although Quarters 1, 2 & 3 are less intense than 4... They each have their unique challenges to consider... The average temperature in Atlanta is 70 degrees We didn't touch 70 anything in January Okay, 71 on January 25th In August, we're LUCKY to hit anything below 75 Remember the show "In the Heat of the Night?" Think about when you go to the store (Not asking about online shopping) You've been to a store before In the FRONT are the Seasonal items In the BACK you find the Staple Stocks In economics Seasonal Items in the Front have elastic demand The Staple Stocks in the Back have inelastic demand In the Warehouse Seasonal Items have their dedicated space Staple Stock Items will be closest to conveyors Picture this (You can tell I came from Target) You should have a primary and back up conveyor We called them Main and Central Depal(letization) Main was a 1/3 of the way in the DC Central was on the other side of the firewall Literally it was in the Center of the Warehouse 80% of Inbound was right across from Main Depal Transition Freight (Seasonal Items) I staged by Central Depal I was the Warehouse Dock Group Leader Sacrificing efficiency on the Inbound Process To MAXIMIZE EFFICIENCY when it was OUTBOUND Time When a Big Seasonal Push was executed This is how we were able to prioritize Seasonal With High Velocity (Fast Movers) and Staple Stock The Seasonal Freight was next to Central Depal The Seasonal Freight went thru Central Depal Everything else went through Main High Velocity went First through Main Then we'd wash it down with everything else Of course, we had to communicate WITH Outbound The influx of volume was isolated Quick ebbs and flow will happen HERE (Central) Gradual ebbs and flow will happen THERE (Main) Quarter 4 was a Gradual AND QUICK Flow A LOT came in over a LONG period Quarter 1 was a QUICK Ebb A PRECIPITOUS drop DEC Week 3 is like the Musical Chairs of Efficiency When the music stops and people stop buying If your footprint ain't OPTIMIZED You're outta there! High water hides stumps Volume cures all sins But it doesn't... Just because you have high revenue in Q4 Is no excuse to make inefficient decisions It will bite you in the tail ALL of Q1 Q1 is tough because you have ALL these hours And you have hardly any volume and if you're all spread out You will lose money for EVERY pick TIM WOODS - 8 forms of waste Transport Waste Ask the Trucking Industry what they try to avoid Empty miles. Distribution Centers already started shrinking If it ain't on the shelves for Black Friday You risk sitting on inventory all 2025 For the last 2 to 6 weeks Space inside the warehouse Was a priority and at a premium Ballooning to 110% to 120% of normal space available "Unofficial" aisles of product created on the floor "Unofficial" Virtual aisle created to match The Super Seasonal freight is the first to empty out Then the General Holiday freight goes out next Until we return to just staple stock freight The things you buy year-round Toilet paper, diaper, & water The essentials The essentials only require about 55%-65 Of the total warehouse footprint What about the other 35%-45% We make sure all 35%-45% of empty space Is grouped together in the warehouse It should be a block of emptiness How do you test this?
