One of the biggest mistakes managers make when starting their 1-2-1s is rushing through small talk and jumping straight to business. It often sounds like this: Manager: Hey, how’s it going? Direct Report: Good, thanks! How about you? Manager: Doing well. So, let’s dive into the project updates. The problem? They’re missing a huge opportunity to build trust by genuinely connecting with their direct report. To help managers do this effectively, NextArrow developed the 3S Communication Framework: Select: Choose a topic to open the conversation. Stick: Ask a few follow-up questions to deepen the discussion. Switch: Redirect naturally to the agenda using a topic-switching question. Can Two Tragic Deaths Reveal a Profound Negotiating Help? An 11-year old boy wakes to find his father has killed his mother and then himself. What good could possibly follow that? And how does the answer reveal a remarkable insight that can help you negotiate better? Hi, I’m Prof. Seth Freeman. Robleh Kerse was that boy, and despite that hellish childhood, he grew up to be a skilled organizational psychologist till a growing negotiation training firm, NextArrow, wanted to hire him as managing partner. His talks with CEO Roi Ben-Yehuda were uninspiring at first. Roi sensed Robleh didn’t get how much they wanted him to say yes. But then Roi did something unusual. Roi did some research and learned more about Robleh’s story including his mother’s name. Then Roi made Robleh a counteroffer and added this: “"In honor of you joining NextArrow, we will establish the Barbra Jean KERS Foundation to honor your mom. “The foundation will be dedicated to ending domestic violence. 1-3% of our annual revenue will go into the foundation.” Robleh wept when he got this offer. They soon agreed and turned that vision into a reality. This year, the foundation supported the very emergency shelter Robleh’s family escaped to when he was child. Implication: you can sometimes transform talks if, instead of just focusing on material things, you look for things you can give that are?deeply, personally meaningful to the other. He’s not alone. When the Camp David peace talks hit an impasse,?Jimmy Carter gave an autographed photo addressed to Israeli Prime Minster Menachim Begin’s grandchildren. Tears followed. “I do not want my grandchildren to see war as I did” Begin replied. ”For their sake, I’ll reconsider.” The talks led to peace and Nobel peace prizes. Quoting the great theologian Martin Buber, Roi calls the approach shifting from ‘I-It’ to ‘I-thou’ negotiating. So in your next big negotiation, ask, “what can I give the other that would be deeply and personally meaningful to them? Offer meaning, not just money. ?? CAN YOUR GOALS PASS THE '2 AM' TEST? Jack Welch once said that your direction should be so clear that if you randomly woke an employee at 2 AM and asked, “Where are we going?,” they could answer in a half-sleep stupor. ?? Now, we don’t recommend actually waking up your employees at 2 AM—but the point stands: your goals should be so clear that anyone on your team could recite them half-asleep. Too often, we set vague, noble-sounding goals that don’t translate into action. That’s because clarity isn’t just about having a goal—it’s about having a goal you can articulate with precision. Research on goal-setting theory (Locke & Latham, 1994) shows that specific and challenging goals significantly outperform vague or easy ones by increasing focus, effort, and persistence. ? Bad Goal: “Improve customer experience.” ?? 2 AM-Tested Goal: “Increase our customer satisfaction score from 78 to 85 by Q3.” ? Bad Goal: “Be a better leader.” ?? 2 AM-Tested Goal: “Have biweekly 1:1s with my direct reports and provide real-time feedback at least once per week.” ??? A goal you can’t articulate clearly is a goal you can’t hit. ?? Quick Test: 1?? If woken up at 2 AM, could you clearly state your goal? 2?? Does it define where you’re going and by when? 3?? Could someone else hold you accountable based on what you just said? If not, it’s time to refine it. ?? In every situation, there is reality—and then there’s the story we tell about it. Often, it’s that story, not the event itself, that deepens our suffering. Take a simple example: You’re on the quiet car of a train, trying to focus, when someone starts talking loudly on the phone. If it's a young person, you might assume they’re being disrespectful and feel frustrated. If it’s an older person, you may think they simply don’t realize the rule, softening your reaction. The noise level is exactly the same, but your interpretation shifts your emotional response. Epictetus’ lesson is clear: we may not control events, but we do control the lens through which we see them. And when we change the story, we change our experience of the world.
