I'm so proud of having this article published (link in the comments). This is not you're typical PR stunt, this is a true story. A story about observability. But it's also a story about cost-cutting and tech modernization and culture change. 'How can that all be related?', you may ask. There is a line of thought suggesting that the greatest challenge technical leaders face today is not purely technical but sociotechnical in nature and I couldn't agree more. I mean, just look at the list of capabilities published by DORA on their website as enablers for high-performing teams. A good portion of those capabilities are directly related to culture and some of the others at least indirectly related. Thinking that one can bring such a complex thing as observability by just mandating is naive to say the least. By sharing a little bit of the story on how OneFootball managed to make the transition from traditional APM / logs, metrics and traces to proper observability, we hope to give people some insights on how to go about it themselves. None of this would be possible without the brilliant work done by Charity Majors, Liz Fong-Jones, Christine Yen, George Miranda, Jessica Kerr and so many others, not just by bringing honeycomb.io to the world but by advocating so hard for this new way of thinking about software operations (and software development, actually). Your contributions to the tech community go much further than Honeycomb as a company and I'll be forever grateful for that. 🙇 Going back to the article, we explore some of the challenges we were facing at the time and how we leveraged observability to drive other technical practices, such as continuous integration and testing in production, as these practices naturally complement one another. Lastly, a huge shoutout to Bruno Henrique (Garu) for embracing the vision and leading this initiative with such dedication. If you’re considering this or any other transformation for your team, here’s one piece of advice: focus on solving a real problem. Meaningful sociotechnical transformation doesn’t happen just because you mandate it, regardless of your big fancy title. In our case, our teams were struggling to debug production issues. The terabytes of logs sent to the APM were essentially useless. Engineers were spending days, sometimes weeks, trying to pinpoint the root cause of problems, wasting valuable engineering capacity and money. That was the problem we set out to solve, and it’s the reason this transition was so successful. As Bruno highlights in the article, our engineers quickly recognized the value of the new approach. The transition didn’t require any coordinated program management effort; it was entirely organic. As a result, we were able to fully decommission both our APM and logging infrastructure in much less time than we initially anticipated.
